Course overview
Disorganised work areas create measurable operational losses: technicians search for tools, operators work around excess stock, supervisors cannot see abnormal conditions, and teams struggle to sustain improvements after a clean-up event. This five-day 5S Workplace Organisation and Productivity Training Course equips participants to convert cluttered, variable workspaces into controlled visual workplaces that support safer work, shorter lead times, reliable quality, and predictable daily performance. It addresses the practical challenge of making workplace organisation an operating discipline rather than a periodic housekeeping campaign.
Participants learn to apply the five stages of Sort, Set in Order, Shine, Standardise and Sustain to production cells, warehouses, laboratories, maintenance areas, offices and service operations. They will define red-tag criteria, conduct workplace audits, map point-of-use storage, design visual controls, establish cleaning-inspection routines, create standard work, and use before-and-after measures to quantify productivity gains. The course also covers 5S governance, audit scoring, escalation routes, management review, and the links between 5S, Lean, TPM, safety management and ISO-based quality systems.
Instructor-led teaching is combined with workplace simulations, photographic case analysis, audit practice and team design workshops. Participants work from a realistic operational scenario to build a complete 5S implementation pack: a target-area assessment, red-tag log, layout and labelling plan, cleaning-inspection schedule, visual standard, audit sheet, action register and 90-day sustainment plan. This practical deliverable can be adapted directly for an approved workplace improvement project after the course.

Requirements and prerequisites
Participants should have experience of a real workplace, process area or service operation and be comfortable discussing workflow, equipment, materials, safety controls and basic performance measures. Familiarity with Lean terms such as waste, visual management, standard work or continuous improvement is useful but not essential; these concepts are introduced in context. Participants should be able to use a spreadsheet for simple data entry and calculations. No prior 5S certification, statistical software, engineering qualification or formal Lean Six Sigma training is required. Complete beginners should expect a practical, structured introduction delivered at an intermediate operational standard.
Training methodology
The course uses short instructor-led modules to establish the 5S method, followed by hands-on application to realistic production, warehouse and service-area scenarios. Participants analyse workplace photographs, identify abnormalities, complete red-tag decisions, redesign storage and visual controls, and score sample audit evidence. Small groups build documents used in live 5S programmes, including audit sheets, cleaning-inspection schedules and action registers. On the final day, each participant develops a target-area implementation plan and receives structured peer and instructor feedback on its practicality, measures and sustainment controls.
Course outline
Day 1: 5S foundations and workplace diagnosis
- The business case for 5S in quality, safety, delivery and productivity
- The five 5S stages and their operational purpose
- Links between 5S, Lean waste, TPM and visual management
- Selecting a 5S target area and defining operational boundaries
- Baseline observation methods using photographs, walk-throughs and time studies
- Identifying motion, searching, excess inventory and abnormal-condition waste
- Establishing baseline measures for audit score, search time, space and safety findings
Workshop: Participants complete a baseline 5S diagnosis of a case-study work area and produce an evidence-based opportunity statement.
Day 2: Sort and Set in Order

- Managing obsolete stock, duplicate tools, expired materials and unidentified items
- Point-of-use storage principles and retrieval-frequency analysis

Day 3: Shine and abnormality control

Workshop: Participants develop a cleaning-inspection schedule and abnormality escalation log for a simulated equipment area.
Day 4: Standardise and audit the workplace
