Course overview
Major transformation programmes rarely fail because leaders cannot define a future state. They fail when interdependent changes collide: operating-model redesign affects roles and incentives, technology deployment alters workflows, regulatory deadlines constrain sequencing, and senior sponsors send mixed signals. Change leaders must make decisions with incomplete information, maintain commitment across competing stakeholder groups, and detect resistance before it becomes delay, rework or talent loss. This course prepares experienced professionals to lead change where the scale, uncertainty and political complexity exceed standard communication plans and training schedules.
Participants learn to diagnose the human and organisational system surrounding a change, not simply manage a list of activities. The course applies the Prosci ADKAR Model, Kotter’s 8-Step Process, stakeholder network analysis, change impact assessment, sponsor coalition design, readiness measurement and benefits-realisation tracking. Participants practise translating strategic intent into segmented change strategies; designing governance, escalation and decision-rights arrangements; managing resistance conversations; and using qualitative and quantitative evidence to adapt the intervention plan.
Delivery combines instructor-led frameworks with complex case simulations, facilitated peer challenge and practical design workshops. Each participant works on a current or realistic transformation scenario and builds a Change Leadership Playbook: a defensible package containing a system diagnosis, stakeholder strategy, impact and readiness assessments, sponsor plan, communications architecture, resistance response plan, measurement dashboard and 90-day implementation roadmap. The playbook is reviewed against programme risks, dependencies and intended business outcomes.
The course is designed for change leaders, transformation managers, programme leaders and senior functional managers who already understand the basics of change management and now need to lead enterprise, cross-functional or high-stakes change with greater rigour and authority.
Course objectives
By the end of this course, participants will be able to:
- Diagnose complex change systems using stakeholder network analysis, force-field analysis and organisational readiness evidence
- Construct a segmented change strategy linking business outcomes, stakeholder impacts, adoption barriers and interventions
- Apply the Prosci ADKAR Model to identify and address awareness, desire, knowledge, ability and reinforcement gaps
- Design a sponsor coalition with defined roles, decision rights, escalation routes and visible leadership behaviours
- Produce a change impact assessment that maps process, role, technology, capability and cultural effects by stakeholder group
- Build a resistance management plan using listening data, root-cause analysis and targeted intervention choices
- Create an adoption and benefits dashboard using leading indicators, lagging indicators, feedback loops and action thresholds
- Develop a 90-day Change Leadership Playbook for a live or simulated complex transformation
Benefits of attending
For you
- Gain a structured way to lead high-ambiguity transformations rather than relying on communications plans alone
- Build credibility with executives by presenting adoption risk, readiness evidence and intervention choices in business terms
- Strengthen the ability to challenge sponsor assumptions and secure visible leadership commitment across functions
- Create a reusable Change Leadership Playbook that can support a current programme or future transformation assignment
- Demonstrate advanced change leadership capability for transformation, programme leadership and organisational development roles
For your organisation
- Reduce avoidable implementation delays by identifying adoption barriers, stakeholder dependencies and resistance patterns early
- Improve sponsor alignment through explicit leadership roles, decision rights, escalation routes and behaviour commitments
- Connect change activity to measurable adoption, operational performance and benefits-realisation indicators
- Increase consistency across transformation workstreams by using a common impact, readiness and intervention framework
- Retain critical capability during change by addressing role uncertainty, workload impacts and local resistance with targeted actions
Target competencies
Who should attend
- Senior Change Managers — who lead enterprise change portfolios and need stronger diagnostic and intervention design capability
- Transformation Programme Managers — who must coordinate adoption across technology, process, operating-model and people workstreams
- Organisational Development Leaders — who shape culture, capability and leadership responses during strategic change
- Business Transformation Directors — who need to convert strategic objectives into measurable stakeholder adoption outcomes
- PMO and Portfolio Leaders — who must integrate change risks, dependencies and readiness measures into programme governance
- Senior Functional Managers — who sponsor or implement cross-functional change affecting their teams, processes and performance
Requirements and prerequisites
Participants should have practical experience supporting, managing or sponsoring organisational change, such as system implementation, restructuring, process redesign, merger integration or policy rollout. Familiarity with basic stakeholder mapping, communications planning, risk registers and project or programme governance is assumed. Participants should understand the purpose of change impact assessments and be comfortable discussing organisational politics, resistance and business performance measures. Bring a laptop capable of accessing Microsoft Excel, Power BI and Miro. Formal Prosci certification, project-management certification, statistical expertise and specialist HR qualifications are not required.
Training methodology
The five-day programme alternates concise instructor-led input with applied analysis of a complex transformation case and participants’ own change contexts. Teams use Miro to map stakeholder networks, impacts and dependencies; build ADKAR-based interventions; test sponsor responses in resistance simulations; and define adoption measures in Microsoft Excel and Power BI. Facilitated peer reviews expose assumptions and competing priorities. Each day closes with a practical component of the participant’s Change Leadership Playbook, culminating in an implementation planning clinic and executive-style presentation.
Course outline
Day 1: Diagnosing the complex change system
- Complexity drivers in enterprise and cross-functional transformation
- Systemic diagnosis using force-field analysis and causal-loop thinking
- Stakeholder network analysis for influence, trust and informal power
- Change impact assessment across roles, processes, technology and culture
- Readiness assessment using qualitative and quantitative evidence
- Change risk integration with programme assumptions and dependencies
- Prioritising intervention points through impact-versus-readiness analysis
Workshop: Participants create a system diagnosis and stakeholder network map for a complex transformation case, identifying priority adoption risks.
Day 2: Building the change strategy and sponsor system
- Translating strategic intent into stakeholder-specific change outcomes
- Prosci ADKAR Model application for adoption gap diagnosis
- Kotter’s 8-Step Process in multi-workstream transformation
- Sponsor coalition architecture and visible leadership roles
- Decision rights, governance forums and escalation pathways
- Leadership alignment conversations and sponsor contracting
- Segmented communications architecture and message discipline
Workshop: Participants design a sponsor coalition and segmented change strategy, including decision rights and leadership commitments.
Day 3: Managing resistance, capability and local adoption

- Listening architecture using interviews, focus groups, pulse surveys and frontline feedback
- Root-cause analysis with the five whys and fishbone diagrams
- Resistance conversation techniques for managers and sponsors
- Role-based learning journeys and performance-support design
