Course overview
Senior leaders are expected to make high-stakes decisions when information is incomplete, priorities conflict and stakeholders hold competing views of risk, value and timing. The cost of weak executive judgement is rarely limited to one project: it can produce capital misallocation, delayed strategy execution, unmanaged enterprise risk, disengaged leaders and decisions that cannot be explained to boards or regulators. This course equips experienced managers to move from opinion-led debate to disciplined, evidence-based enterprise decision making.
Participants learn how to frame strategic choices, distinguish reversible from irreversible decisions, test assumptions, quantify uncertainty and compare options using decision criteria that reflect enterprise objectives. The course covers decision rights, governance design, scenario planning, risk appetite, stakeholder mapping, cognitive-bias controls, escalation protocols and executive communication. Participants practise using decision trees, weighted decision matrices, sensitivity analysis, pre-mortems, red-team challenge and portfolio-level prioritisation to make recommendations that can withstand scrutiny.
Delivery is instructor-led over five days, using executive cases involving investment approval, restructuring, crisis response, strategic transformation and cross-functional resource allocation. Teams work with Microsoft Excel and Power BI to structure evidence and present alternative scenarios. Each participant leaves with an Executive Decision Playbook: a practical pack containing a decision charter, stakeholder and decision-rights map, option appraisal model, risk-and-assumption register, board-paper structure and a 90-day implementation plan for a live workplace decision.
The course is designed for leaders who already manage significant budgets, programmes, functions or strategic initiatives and need to improve the quality, speed and defensibility of enterprise-level decisions.
Course objectives
By the end of this course, participants will be able to:
- Frame enterprise decisions using a decision charter that defines the question, owner, scope, constraints and decision deadline
- Construct weighted decision matrices and decision trees to compare strategic options against agreed enterprise criteria
- Apply scenario planning and sensitivity analysis to test assumptions, uncertainty ranges and downside exposure
- Design decision-rights maps using RAPID-style roles, escalation thresholds and governance checkpoints
- Use pre-mortems, red-team challenge and bias checks to expose cognitive errors before executive approval
- Evaluate strategic risk against risk appetite using an ISO 31000-aligned risk-and-assumption register
- Build executive-ready option appraisals in Microsoft Excel and Power BI using clear decision evidence
- Produce an Executive Decision Playbook for a current organisational decision with a 90-day action plan
Benefits of attending
For you
- Gain a repeatable method for turning ambiguous strategic issues into clear executive decision briefs
- Strengthen credibility in board, steering-group and investment-committee discussions through defensible evidence
- Learn to challenge assumptions and political pressure without appearing obstructive or indecisive
- Build a portfolio of decision tools that can be applied to promotions, transformation roles and enterprise leadership assignments
- Leave with a workplace-specific Executive Decision Playbook that demonstrates practical strategic leadership capability
For your organisation
- Improve the consistency and auditability of high-value investment, transformation and resource-allocation decisions
- Reduce avoidable rework by clarifying decision ownership, approval thresholds and escalation routes
- Expose critical assumptions, delivery dependencies and downside risks before funds or resources are committed
- Create stronger executive papers and dashboards that focus leadership attention on options, trade-offs and decisions required
- Increase alignment across functions by using shared decision criteria linked to enterprise strategy and risk appetite
Target competencies
Who should attend
- Executive Directors — who must approve strategic investments, operating-model changes and enterprise priorities
- Heads of Function — who balance competing departmental demands while contributing to enterprise decisions
- Business Unit Directors — who own commercial performance and must defend resource-allocation choices
- Programme and Transformation Directors — who lead complex change decisions across multiple sponsors and workstreams
- Senior Strategy Managers — who prepare strategic options, scenarios and recommendations for executive committees
- Risk and Governance Leaders — who need to strengthen decision controls without creating unnecessary bureaucracy
Requirements and prerequisites
Participants should have at least three years of management, senior specialist or programme leadership experience and exposure to business planning, budgets, performance reporting or cross-functional projects. They should be comfortable interpreting basic financial and operational measures such as revenue, cost, margin, forecast variance, risk ratings and delivery milestones. Familiarity with spreadsheets is assumed; participants will use Microsoft Excel for structured option analysis. Prior experience with Power BI, formal decision analysis, scenario modelling or enterprise risk frameworks is helpful but not required. This is not a course for first-time supervisors seeking introductory people-management skills.
Training methodology
The programme combines focused instructor-led teaching with executive decision laboratories. Participants analyse realistic cases, including a capital investment choice, a failing transformation programme and a cross-functional resource conflict. Small groups build decision charters, risk registers, scenario models and executive recommendations, then defend them in facilitated challenge sessions modelled on investment-committee review. Excel and Power BI are used to organise evidence and test scenarios. On the final day, each participant applies the methods to a live organisational decision and receives peer and instructor feedback on their Executive Decision Playbook.
Course outline
Day 1: Framing Enterprise Decisions
- Strategic decision types: reversible, irreversible and staged commitments
- Decision charters for scope, objectives, constraints and deadlines
- Problem framing versus solution framing in executive discussions
- Enterprise value criteria and strategic alignment tests
- Decision quality model: process quality, information quality and outcome quality
- RAPID decision-rights roles and accountable decision ownership
- Stakeholder mapping for influence, interests and decision resistance
Workshop: Participants convert an ambiguous executive issue into a decision charter, RAPID map and stakeholder engagement plan for a live or case-based decision.
Day 2: Analysing Options and Uncertainty
- Option generation beyond the default recommendation
- Weighted decision matrices and criteria calibration
- Decision trees for contingent choices and staged investments
- Expected-value logic and probability-quality assessment
- Scenario planning with baseline, upside and downside cases
- Sensitivity analysis for critical commercial and operational assumptions
- Microsoft Excel models for option comparison and assumption tracking
Workshop: Teams build an Excel-based option appraisal for a major investment decision and identify the assumptions most likely to change the recommendation.
Day 3: Risk, Bias and Constructive Challenge
- ISO 31000 principles applied to executive decision risk
- Risk appetite, tolerance thresholds and escalation triggers
- COSO ERM concepts for linking strategy, performance and risk
- Cognitive biases: anchoring, confirmation, sunk cost and overconfidence
- Pre-mortem analysis for identifying plausible failure pathways
- Red-team challenge protocols and dissent management
- Assumption registers, leading indicators and decision review points
Workshop: Participants conduct a pre-mortem and red-team review of a transformation proposal, producing a prioritised risk-and-assumption register.
Day 4: Governance, Prioritisation and Executive Influence
- Governance architecture for executive committees and investment boards
- Approval thresholds, delegation limits and escalation design
- Portfolio prioritisation using strategic value, capacity and risk criteria
- Resource-allocation trade-offs across competing initiatives
- Microsoft Power BI decision dashboards for executive evidence
- Board-paper structures for recommendations, alternatives and asks
- Managing conflict and building commitment after a contested decision
Workshop: Teams prioritise a constrained transformation portfolio and present a Power BI-supported recommendation to a simulated executive committee.
Day 5: Leading Decisions into Execution
- Translating approved decisions into accountable action plans
- Decision logs, rationale records and governance traceability
- Implementation milestones, leading indicators and benefits measures
- Trigger-based reviews and criteria for revisiting decisions
- Communicating difficult decisions to affected leaders and teams
