Course overview

Chief operating officers are expected to convert strategy into reliable execution across functions, sites, suppliers and customer-facing teams. That requires more than setting priorities: it requires an operating system that makes performance visible, assigns decision rights, exposes constraints early and drives corrective action without creating reporting bureaucracy. This course addresses the practical challenge of aligning commercial goals, operational capacity, financial targets and people commitments when conditions change faster than annual plans.

Participants learn how to build and run an integrated operating rhythm for a business unit or enterprise. The course covers strategy deployment using OKRs and strategy maps; operating-model design; process and value-stream analysis; capacity and demand planning; KPI architecture; executive dashboards; governance forums; risk controls; and performance-review routines. Participants practise translating strategic objectives into measurable operational commitments, defining leading and lagging indicators, establishing accountable owners, and using variance analysis to decide when intervention is required.

Instruction combines COO-led briefings, facilitated case work, dashboard labs and peer review of operational decisions. Participants work through a multi-site growth-and-margin case, using Microsoft Excel, Power BI and Microsoft Project to diagnose performance gaps, test capacity scenarios and sequence initiatives. Each participant leaves with an operational execution blueprint for their own organisation or function: a one-page strategy map, KPI scorecard, governance calendar, initiative portfolio and 90-day implementation plan suitable for sponsor review.

Requirements and prerequisites

Participants should have experience managing a function, business unit, major programme or operational team, and should be comfortable discussing budgets, performance targets and cross-functional priorities. Familiarity with basic KPIs, budgeting, project milestones and spreadsheet calculations is assumed. Participants should bring a current operational challenge, such as a delivery backlog, margin gap, growth plan or transformation initiative, to use in application exercises. Advanced finance, Lean certification, data-science knowledge and prior Power BI or Microsoft Project expertise are not required; guided templates are provided. Complete beginners to management should first gain practical supervisory or business-planning experience.

Training methodology

The five days combine instructor-led COO operating-system design sessions with applied analysis of a multi-site business case. Participants map value streams, build KPI trees in Excel, review a Power BI dashboard, test capacity scenarios and run simulated executive performance meetings. Small groups challenge each other’s governance choices, escalation rules and initiative priorities. Daily work is progressively applied to a live organisational issue brought by each participant. The final day includes a structured sponsor-readiness review, producing a concise execution blueprint and 90-day action plan.

Day 1: The COO mandate and strategy deployment

Workshop: Participants convert a growth-and-margin strategy into a one-page strategy map, draft OKRs and an initial decision-rights matrix.

Day 2: Process performance and operational capacity

  • End-to-end value-stream mapping for products and services
  • Process bottleneck analysis using throughput, cycle time and queue measures
  • Root-cause analysis with Pareto charts and five-whys logic
  • Demand forecasting assumptions and demand segmentation
  • Capacity planning for people, assets and suppliers
  • Service-level trade-offs between cost, speed, quality and resilience
  • Operational risk registers and control ownership

Workshop: Using a delayed-order case, participants map the value stream, identify the constraint and produce a demand-capacity response plan.

Day 3: Metrics, dashboards and performance control
