Course overview

Projects can appear healthy while cost and schedule performance are already deteriorating. Percent-complete updates, expenditure reports and milestone status do not reliably show whether the work delivered is matching the budget and baseline plan. Project professionals need a disciplined way to integrate scope, schedule and cost data, identify emerging overruns early, and explain the likely completion position to sponsors, customers and control account managers.

This five-day Earned Value Management Project Controls Training Course teaches participants to build and operate an EVM control system using the core measures of Planned Value (PV), Earned Value (EV), Actual Cost (AC), Schedule Variance (SV), Cost Variance (CV), Schedule Performance Index (SPI) and Cost Performance Index (CPI). Participants learn to create a work breakdown structure, control accounts, planning packages and work packages; establish a performance measurement baseline; select objective earning rules; calculate estimates at completion; and produce credible variance-analysis narratives and corrective-action plans. The course also addresses baseline change control, forecasting, data quality and management reporting.

Instruction combines guided demonstrations, calculation workshops, group analysis of a realistic project case, and practical use of Microsoft Excel, Microsoft Project and Primavera P6 reporting concepts. Participants work through a complete reporting cycle, from baseline definition to a monthly performance report and forecast. They leave with an EVM reporting workbook, variance-analysis template, forecasting model and a practical implementation plan that can be adapted to their own project or programme.

The course is designed for project controls practitioners, project managers, planners, cost engineers and PMO staff working on projects where schedule, cost and scope need to be measured against an approved baseline. Requirements and prerequisites

Participants should have practical experience of working on projects and be comfortable reading a work breakdown structure, a basic project schedule and a project budget. Familiarity with common project terms such as milestones, dependencies, actual cost, forecast and change control is assumed. Participants should be able to use spreadsheet formulas at a basic level, including percentages and simple calculations. Prior EVM experience is not required, and participants do not need to be Primavera P6 or Microsoft Project experts. The course explains the required tool concepts and provides worked data sets for all exercises.

Training methodology

An instructor leads short, technically focused sessions followed by worked calculations and facilitated application exercises. Using a realistic project case, participants create a control account structure, time-phase a baseline, apply earning rules, calculate monthly performance measures and investigate adverse variances. Small groups compare forecast methods and present corrective-action recommendations as they would to a project review board. Microsoft Excel templates support the analysis, while Microsoft Project and Primavera P6 examples show how schedule data feeds EVM. The final session converts the case learning into an implementation plan for each participant's workplace.

Day 1: EVM foundations and control-account design

  • Earned Value Management purpose, terminology and governance cycle

  • Responsibility assignment matrix and control account manager accountability

Workshop: Participants map a project scope into a WBS, OBS and control-account structure and produce a responsibility matrix.

Day 2: Building the performance measurement baseline

  • Performance measurement baseline components and approval criteria
  • Time-phasing authorised budgets into a budgeted cost of work scheduled profile
  • Schedule integration, critical path logic and status-date discipline
  • Work package planning horizons and rolling-wave planning packages
  • Budget at Completion allocation and management reserve treatment
  • Earned-value techniques for discrete work packages
  • Apportioned effort and level-of-effort rules and limitations

Workshop: Participants create a time-phased performance measurement baseline and define earning rules for a case-study work package set.

Day 3: Statusing work and measuring performance

  • Data collection cycle for schedule status, physical progress and actual costs

  • Cost Performance Index and Schedule Performance Index calculation
  • Cumulative versus current-period performance analysis

Workshop: Participants process a monthly status period in Excel and produce validated PV, EV, AC, CV, SV, CPI and SPI results.

Day 4: Forecasting, variance analysis and corrective action

  • Independent estimate at completion versus control account manager forecast
  • Root-cause analysis for cost, schedule and scope variances
  • Impact assessment on milestones, cash flow and remaining work
  • Corrective-action planning, ownership and due-date tracking
  • Variance thresholds and escalation to project governance forums

Workshop: Participants analyse adverse project results, calculate alternative EAC scenarios and prepare a root-cause and recovery-action brief.

Day 5: Reporting, change control and workplace application

  • Integrated performance report structure and executive dashboard design
  • Variance-analysis narratives using cause, impact and corrective-action logic
  • Control account reporting and management review packs
  • Baseline change requests, retroactive changes and traceability controls
  • Undistributed budget, management reserve and contingency governance

Workshop: Participants produce an executive EVM report and a tailored 90-day implementation plan for introducing or improving EVM controls.
