Course overview
Poor workplace organisation creates operational losses that are often accepted as normal: technicians searching for tools, materials held in the wrong location, unclear replenishment points, blocked access routes, undocumented cleaning responsibilities, and visual controls that no one trusts. For supervisors and operations professionals, these conditions reduce schedule reliability, increase variation, weaken safety discipline and make it difficult to identify the true causes of delay. This course treats 5S as an operational control system rather than a one-off housekeeping activity.
Participants learn to apply Sort, Set in Order, Shine, Standardise and Sustain to production, maintenance, warehouse, laboratory and service environments. They assess current conditions using red-tagging, waste walks, spaghetti diagrams, shadow boards, point-of-use storage, visual work instructions, cleaning-inspection schedules and layered 5S audits. The course shows how to define location ownership, establish minimum and maximum stock signals, create measurable standards and connect 5S actions to safety, quality, delivery and cost performance.
Delivery combines instructor-led explanation with practical analysis of workplace scenarios, team workshops and audit simulations. Participants work from photographs, layouts and operational data to design a controlled work area, write visual standards and plan implementation activities. Each participant leaves with a 5S workplace control pack containing an area assessment, red-tag log, target-state layout, visual-control specification, audit checklist, ownership matrix and 90-day sustainment plan. The course is particularly valuable for professionals responsible for stabilising daily operations before introducing lean improvement, standard work or problem-solving initiatives.

Requirements and prerequisites
Participants should have experience of a real operational workplace such as a factory, warehouse, maintenance workshop, laboratory, service centre or office operations area. Familiarity with basic process flow, workplace safety rules and simple performance measures such as downtime, lead time, defects or productivity is helpful. Participants should be able to interpret a basic floor plan and use spreadsheet tables for action tracking. No prior lean, Six Sigma or formal 5S qualification is required, and no specialist software skills are assumed. A laptop is useful for template-based exercises but is not essential for classroom delivery.
Training methodology
The course uses instructor-led demonstrations of 5S controls alongside practical workplace analysis. Participants examine realistic area photographs and layouts, conduct simulated red-tag decisions, map movement with spaghetti diagrams and design storage and visual-management controls in small groups. Facilitated case discussions address common sustainment failures, including unclear ownership, cosmetic audits and standards that do not reflect actual work. On the final day, participants apply the templates to a selected work area and receive structured feedback on their implementation, audit and escalation plan.

Day 1: 5S as an operational control system

Day 2: Sort and Set in Order

Day 3: Shine and condition-based control
