Course overview
The 9-box grid is often used to identify future leaders, succession candidates and development priorities, yet many organisations apply it inconsistently. Managers may rate performance using different standards, confuse potential with current technical expertise, or avoid difficult calibration discussions. The result is uneven talent decisions, weak succession pipelines and employees who receive development actions that do not match their demonstrated contribution or future capacity.
This five-day course equips HR and talent professionals to design, facilitate and govern a defensible 9-box grid process. Participants learn to define performance and potential criteria, establish behavioural evidence requirements, prepare manager inputs, conduct structured calibration meetings and convert grid placement into differentiated talent actions. The programme covers rating-scale design, bias controls, succession slates, development planning, workforce reporting and confidential handling of talent data.
Teaching combines instructor-led explanation with practical calibration labs, facilitated case discussions and hands-on analysis using talent data sets. Participants work through a realistic multi-function workforce scenario, challenge inconsistent manager ratings and build decision records for each grid segment. Requirements and prerequisites
Participants should have practical exposure to at least one performance-management, talent-review, succession-planning or employee-development cycle. They should understand common HR concepts including performance ratings, competency frameworks, development plans, manager accountability and confidential employee data. Comfort working with tables, filters and simple formulas in Microsoft Excel is expected; prior Power BI experience is helpful but not essential. Participants should ideally bring an anonymised version of their organisation’s rating scale or talent-review process. No prior 9-box certification, statistical modelling expertise, SAP SuccessFactors access or specialist psychometric qualification is required.
Training methodology
The programme uses short instructor-led modules to establish a common calibration language, followed by hands-on work with an anonymised employee data set. Participants score evidence against rating anchors, place employees on a draft 9-box grid, and test their decisions in facilitated manager-calibration simulations. Case studies cover disputed ratings, high-potential claims, underperformance and succession risk. Small groups build practical templates throughout the week, then complete an application-planning workshop that adapts the toolkit to their own governance cycle, stakeholders and HR systems.
