Talent reviews often fail because performance ratings, potential assessments and succession discussions are handled as separate activities. Managers may place employees in a 9-box grid without shared definitions, evidence standards or calibration discipline, producing inconsistent talent decisions and avoidable bias. HR professionals need a repeatable way to distinguish current performance from future potential, challenge unsupported judgments and turn review meetings into decisions about development, mobility and succession risk.

This course teaches participants how to design, facilitate and govern a 9-box talent review process. Participants learn to define performance and potential criteria; prepare manager evidence packs; build a 9-box grid in Microsoft Excel; conduct calibration discussions; identify flight risk and successor readiness; and translate box placements into differentiated development actions. The course also covers data quality, rating bias, confidentiality, adverse-impact checks and the limits of the 9-box method. Participants practise linking talent segments to critical-role succession plans rather than treating the grid as a static annual chart.

Delivery combines instructor-led explanation, worked examples, role-played calibration meetings and hands-on analysis of a realistic workforce case. Requirements and prerequisites

Training methodology

The instructor introduces each stage of the 9-box process through short demonstrations, then participants apply it to a realistic organisation case. Hands-on workshops use employee profiles, performance evidence, potential indicators and critical-role data to build and test a grid in Microsoft Excel. Small groups conduct simulated calibration meetings, challenge placement decisions and record outcomes in a decision log.
