Course overview
Change initiatives often stall not because the target operating model is weak, but because affected people do not understand why change is needed, lack confidence in the new way of working, or receive little reinforcement after go-live. Leaders need a repeatable way to diagnose these barriers at individual and team level, rather than relying on broad communications, launch events, or adoption metrics that reveal problems too late. This course equips leaders to apply the Prosci ADKAR Model to active business change initiatives.
Participants learn to translate organisational change plans into practical actions that build Awareness, Desire, Knowledge, Ability and Reinforcement. They assess readiness, segment stakeholder groups, identify ADKAR gaps, design sponsor actions, plan manager conversations, and select targeted interventions for resistant or under-supported populations. The course also covers how to use ADKAR assessments, change impact data, adoption measures and feedback loops to make timely leadership decisions.
Instructor-led workshops use a realistic transformation case and participants' own workplace initiatives where appropriate. Each participant builds an ADKAR Change Leadership Implementation Plan containing a stakeholder map, ADKAR gap assessment, sponsor roadmap, manager enablement actions, communications interventions, resistance response plan and reinforcement measures. This practical deliverable can be refined with the participant's project team immediately after the course.
The course is suited to leaders responsible for implementing technology, process, operating-model, regulatory or culture change. It is particularly valuable where leaders must convert a centrally designed change programme into consistent actions by line managers and sustained adoption by frontline teams.

Requirements and prerequisites
Participants should have experience leading, sponsoring or supporting a workplace change initiative, such as a system rollout, process redesign, restructuring or policy implementation. Familiarity with basic project terminology, stakeholder groups, business cases, milestones and operational metrics is expected. Participants should be able to describe a current or recent change affecting a team, even if they are not the formal change lead. No prior Prosci certification, ADKAR training, change-management qualification, statistical analysis capability or specialist software expertise is required. A laptop with spreadsheet and presentation software is recommended for workshop activities.
Training methodology
The course combines instructor-led ADKAR teaching with facilitated analysis of a multi-function change case and participants' own initiatives. Short demonstrations introduce each ADKAR element, followed by workbook exercises using stakeholder maps, readiness data, assessment scores and resistance scenarios. Small groups practise sponsor briefings and manager conversations, receiving structured feedback against ADKAR criteria. Daily outputs are progressively assembled into an implementation plan. The final day uses a peer review and application-planning workshop to test interventions, measures and governance before participants take their plans back to work.

Day 1: ADKAR foundations and change leadership diagnosis
- Prosci ADKAR Model principles and individual change outcomes
- Organisational change management versus individual adoption management
- Leadership roles of sponsors, people managers and change practitioners
- Change impact assessment across process, technology, role and behaviour dimensions
- Stakeholder identification and affected-population segmentation
- ADKAR Assessment scoring scales and evidence sources
- Interpreting adoption risks from ADKAR gap patterns
Workshop: Participants analyse a transformation case and produce an initial stakeholder map with an ADKAR gap assessment for three affected groups.
Day 2: Building Awareness and Desire
- Awareness of business need, risk and consequences of not changing
- Desire drivers including personal incentives, values and perceived impacts
- Sponsor coalition mapping and active visible sponsorship behaviours
- Sponsor message architecture for strategic, local and personal relevance
- Manager cascade planning and two-way communication channels
- Listening methods for surfacing concerns, misinformation and change fatigue
- Root-cause analysis of Awareness and Desire resistance
Workshop: Participants create a sponsor roadmap and manager conversation guide that address the Awareness and Desire gaps in their case.
Day 3: Enabling Knowledge and Ability
- Distinguishing Knowledge gaps from Ability barriers in implementation
- Role-based learning needs analysis and proficiency definitions
- Training pathway design using learning objectives, practice and performance support
- Manager coaching routines for observing and supporting new behaviours
- Job aids, standard operating procedures and workflow prompts
- Go-live readiness criteria and Ability validation methods
- Escalation routes for process, technology and capacity constraints
Workshop: Participants design a role-based enablement plan with learning activities, performance supports and Ability validation criteria.
Day 4: Managing resistance and reinforcing adoption
- Resistance as feedback and its relationship to ADKAR barriers
- Resistance log design, categorisation and ownership allocation
- Stakeholder interview techniques for diagnosing adoption obstacles
- Targeted intervention selection for recurring resistance patterns
- Reinforcement mechanisms including recognition, metrics and leader follow-through
- Adoption dashboards linking behavioural indicators to business outcomes
- Sustainment reviews and post-implementation reinforcement cycles
Workshop: Participants develop a resistance response plan and reinforcement dashboard for a high-risk stakeholder population.
Day 5: Implementing and governing the ADKAR plan
- Integrating ADKAR actions into project plans, workstreams and milestone reviews
- Change leadership governance roles, decision rights and escalation thresholds
- Sequencing interventions across preparation, deployment and sustainment phases
- Change network design and feedback-loop operating rhythms
- Measuring adoption through leading and lagging indicators
- Executive reporting using ADKAR risks, actions and evidence
- Implementation plan review and 90-day leadership action planning
Workshop: Participants complete, peer-review and present an ADKAR Change Leadership Implementation Plan for a workplace initiative, including a 90-day action schedule.
