Course overview
Performance ratings, succession decisions and reward outcomes lose credibility when managers apply different standards, calibration meetings become negotiation forums, and talent data cannot be traced back to evidence. HR and business leaders need governance that distinguishes genuine performance differences, identifies bias and rating inflation, and produces defensible decisions across functions, locations and demographic groups. This course addresses the operating discipline behind reliable talent calibration rather than treating the nine-box grid or annual review as a stand-alone exercise.
Participants learn to design and run a calibrated performance governance cycle: setting decision rights, defining evidence standards, preparing manager packs, facilitating calibration discussions, testing rating distributions and documenting exceptions. They work with performance data in Microsoft Excel, build nine-box and succession views, apply adverse-impact checks, establish audit trails, and define escalation routes for disputed or inconsistent decisions. The course also examines how Workday HCM and SAP SuccessFactors can support controlled workflows, reporting and approval records.
Delivery combines instructor-led analysis with realistic calibration cases, data exercises and facilitated role-play. Participants work from a simulated multi-business-unit dataset to diagnose inconsistent ratings, prepare a calibration pack, conduct a structured talent review and recommend governance actions. Each participant leaves with a practical Talent Calibration and Performance Governance Playbook containing a RACI matrix, meeting agenda, evidence rubric, calibration dashboard specification, exception log and 90-day implementation plan.

Requirements and prerequisites
Participants should have practical experience of at least one performance-review or talent-review cycle, whether as an HR practitioner, HR business partner, people manager or analyst. They should understand objectives, competency assessments, performance ratings, development plans and the basic purpose of a nine-box matrix. Familiarity with Excel tables, filters, pivot tables and simple charts is expected because rating-distribution exercises use these features. Experience with Workday HCM or SAP SuccessFactors is useful but not required; demonstrations focus on transferable process controls. No statistical programming, psychometrics qualification or system-administration expertise is required.
Training methodology
The instructor uses short technical briefings to introduce governance controls, then moves quickly into applied work. Participants analyse a realistic rating dataset in Microsoft Excel, compare manager evidence against a common rubric, and role-play a cross-functional calibration meeting with competing talent claims. Small groups design RACI roles, approval gates and exception-handling routes for a simulated organisation. Case discussions address rating inflation, potential bias and succession disputes. On the final day, each participant assembles and peer-reviews a governance playbook and implementation plan for their own operating context.
