Course overview
Net Promoter Score programmes often produce a headline number without answering the operational questions leaders need answered: which customers are detractors, what is driving their score, where in the journey failures occur, and which changes will improve retention or advocacy. Teams can also misread small samples, combine unlike customer segments, overreact to monthly movement, or treat verbatim comments as anecdotal evidence. This course equips customer experience, service, marketing and operations professionals to turn NPS data into defensible priorities and closed-loop improvement actions.
Participants learn the NPS calculation and respondent classifications, then move beyond the score to design effective relationship and transactional surveys, establish sampling rules, analyse response quality, segment promoters, passives and detractors, and interpret trends with appropriate caution. They use Excel to build NPS calculations, dashboards and driver-analysis views; code open-text feedback into themes; connect survey results to customer journey stages; and translate evidence into service recovery, root-cause and improvement plans. The course also addresses governance, privacy, reporting cadence and executive communication.
Delivery combines instructor-led explanation with worked datasets, survey-design critiques, dashboard-building labs and a multi-stage service case study. Each participant develops an NPS measurement and action blueprint for a real or realistic business scenario, including survey purpose, audience, sampling approach, core questions, segmentation plan, reporting dashboard specification, closed-loop workflow and prioritised improvement backlog. This practical deliverable gives both the attendee and their manager a structured basis for improving an existing feedback programme or launching a controlled pilot.
The course suits professionals responsible for customer feedback, frontline service quality, retention, experience improvement or performance reporting. It is particularly useful where teams need to demonstrate that NPS activity leads to accountable operational change rather than a scorecard alone.
Course objectives
By the end of this course, participants will be able to:
- Calculate Net Promoter Score correctly from raw survey responses and report its component promoter, passive and detractor rates
- Design relationship and transactional NPS surveys with purpose-led questions, sampling rules and invitation workflows
- Assess response quality using response-rate, representativeness, completion-rate and data-cleaning checks
- Segment NPS results by customer type, channel, journey stage and service issue to identify actionable differences
- Code open-text feedback into a structured theme taxonomy and quantify themes by respondent group
- Build an Excel NPS dashboard with trend charts, segment views, confidence considerations and verbatim evidence
- Prioritise NPS improvement opportunities using driver evidence, root-cause analysis and impact-effort scoring
- Produce a closed-loop NPS action plan covering detractor recovery, promoter advocacy and governance ownership
Benefits of attending
For you
- Gain the ability to challenge misleading NPS interpretations using sample, segment and trend evidence
- Build a portfolio-ready NPS dashboard and measurement blueprint rather than relying on vendor reports
- Develop credible facilitation language for presenting detractor themes and improvement priorities to leaders
- Apply a repeatable method for linking customer comments to root causes, owners and service recovery actions
- Strengthen eligibility for customer experience, Voice of Customer and service improvement responsibilities
For your organisation
- Replace score-only reporting with segment-level evidence that directs investment to the most consequential customer issues
- Improve detractor follow-up by defining ownership, contact timing, recovery records and escalation routes
- Reduce survey fatigue and unreliable results through clearer survey purpose, sampling and questionnaire design
- Create consistent NPS definitions, reporting cadence and governance across service, marketing and operations teams
- Produce an auditable improvement backlog linking customer feedback to accountable actions and outcome measures
Target competencies
Who should attend
- Customer Experience Managers — who need to convert feedback programmes into measurable journey and service improvements
- Customer Service Managers — who must identify recurring service failures and assign practical recovery actions
- Voice of Customer Analysts — who analyse survey results, verbatims and trends for business stakeholders
- Marketing and Retention Managers — who use customer advocacy data to improve loyalty, renewal and referral activity
- Operations Improvement Managers — who need evidence to prioritise process changes affecting customer experience
- Business Intelligence Analysts — who build customer-performance reporting and require sound NPS interpretation rules
Requirements and prerequisites
This is a foundation-to-intermediate course. Participants should be comfortable working with percentages, tables and basic charts, and should have used Excel or equivalent spreadsheet software to sort, filter and create simple formulas. Familiarity with their organisation's customers, service channels or feedback process will make the application work more valuable, but prior NPS experience is not required. A laptop with Excel is strongly recommended for the analysis labs. Participants do not need statistics training, survey-platform administration experience, coding skills or access to live customer data; anonymised datasets and templates are provided.
Training methodology
The instructor uses short, focused teaching segments followed by analysis labs using an anonymised NPS dataset. Participants calculate scores, clean response records, create segments and build charts in Excel before testing their interpretations against verbatim comments and customer-journey evidence. Small groups critique survey invitations and question sets, then work through a service case involving declining NPS and an unresolved detractor pattern. Daily outputs feed an individual end-of-course blueprint, with instructor feedback on measurement choices, dashboard design, recovery workflow and action priorities.
Course outline
Day 1: NPS principles and measurement purpose
- The Net Promoter Score calculation and promoter-passive-detractor classification
- Relationship NPS versus transactional NPS use cases
- Customer advocacy, loyalty and the limits of a single headline score
- Defining a measurable business decision for an NPS programme
- Selecting customer populations, touchpoints and survey timing
- Core NPS question wording and follow-up question design
- NPS programme governance, consent and feedback-use expectations
Workshop: Participants map one business decision to an NPS measurement purpose and draft a relationship or transactional survey brief.
Day 2: Survey design and data quality
- Sampling frames, census surveys and random sampling approaches
- Invitation channels, reminders and response-rate improvement methods
- Question sequencing, scale design and respondent burden control
- Response bias, non-response bias and representativeness checks
- Data-cleaning rules for duplicates, incomplete records and invalid responses
- Minimum sample considerations and confidence interval interpretation
- Privacy, anonymity and secure handling of identifiable feedback
Workshop: Participants audit a flawed NPS survey and dataset, producing a corrected questionnaire and data-quality checklist.
Day 3: NPS analysis and dashboard reporting
- Excel formulas for promoter, passive, detractor and NPS calculations
- PivotTables and PivotCharts for NPS segmentation
- Trend analysis by month, channel, product and journey stage
- Comparing NPS movement with response-volume and sample context

Workshop: Participants build an Excel NPS dashboard from a supplied dataset, including segment views, trends and commentary.
Day 4: Verbatims, drivers and root causes
- Open-text feedback coding frameworks and theme taxonomies
- Manual coding, inter-coder consistency and theme definitions
- Comparing detractor, passive and promoter themes
- Linking survey comments to customer journey stages
- Driver analysis using attribute ratings and behavioural evidence
