Operations teams are expected to deliver reliable service, predictable output and controlled cost while handling changing demand, staffing constraints, supplier delays and recurring process failures. Many supervisors and coordinators understand their local tasks but lack a shared method for measuring capacity, identifying bottlenecks, setting operating priorities and improving work without disrupting daily delivery. This course equips participants to turn operational data and frontline observations into practical decisions that improve flow, quality and resource use.

Participants learn the core disciplines of operations management: process mapping, demand and capacity analysis, workflow design, inventory control, scheduling, quality management, performance measurement and continuous improvement. They work with tools including SIPOC diagrams, swimlane process maps, value stream maps, Pareto charts, cause-and-effect analysis, capacity calculations, RACI matrices and KPI scorecards. The course shows how to distinguish symptoms from root causes, select improvement actions with measurable benefits and establish controls that sustain the revised process.

Delivered over five instructor-led days in a classroom or live online setting, the course combines focused teaching with operational case studies, spreadsheet-based analysis and facilitated improvement workshops. Participants develop an Operations Improvement Action Plan for a realistic or workplace-based process, including a current-state map, bottleneck analysis, KPI set, improvement priorities, implementation responsibilities and control measures. They leave with reusable templates and a practical structure for leading day-to-day efficiency improvements.

This course is best suited to professionals who coordinate, supervise, analyse or improve operational work and need a disciplined foundation before progressing to Lean Six Sigma, supply chain, production planning or advanced operational excellence programmes.

Requirements and prerequisites

Participants should have experience working in, supervising or supporting an operational process such as service delivery, administration, logistics, production, facilities or customer operations. They should be comfortable reading simple tables, calculating percentages and discussing how work moves between people or teams. Familiarity with Microsoft Excel is helpful because several exercises use basic sorting, charts and calculations, but advanced formulas, statistics and specialist process-improvement qualifications are not required. This is a fundamentals course at an intermediate workplace level: complete beginners can attend, but should expect to engage with real operational scenarios and quantitative measures.

Training methodology

The programme uses instructor-led explanation to introduce each operational method, followed by short calculations, mapping exercises and facilitated discussion of realistic service and production scenarios. Participants analyse workflow data in Microsoft Excel, map hand-offs in Microsoft Visio, and test improvement choices through group case work. Each day closes with an applied task that adds to the final Operations Improvement Action Plan. On day five, participants present their proposed controls, owners and measures, receive instructor feedback, and identify a workplace process to address after the course.

Day 1: Operations systems, process visibility and performance priorities

  • Operations management objectives: quality, cost, delivery, safety and morale
  • Inputs, transformation processes and outputs in operational systems
  • SIPOC analysis for defining process boundaries and stakeholders
  • Swimlane process mapping for roles, hand-offs and decision points
  • Customer requirements and critical-to-quality process measures
  • Value-added, non-value-added and necessary non-value-added work
  • Baseline performance measures for time, volume, quality and cost

Workshop: Participants create a SIPOC and swimlane map for a service-request process, producing a current-state view with major hand-offs and failure points.

Day 2: Demand, capacity, flow and bottleneck management

  • Demand patterns, workload profiles and service-level requirements
  • Capacity calculation using available time, staffing and process rates
  • Utilisation, throughput, cycle time and lead time relationships
  • Queue formation and the operational effects of high utilisation
  • Bottleneck identification through data, observation and constraint mapping
  • Theory of Constraints: exploit, subordinate and elevate the constraint
  • Basic workload balancing and scheduling options

Workshop: Participants analyse a weekly workload dataset in Microsoft Excel and produce a capacity-versus-demand assessment with a named bottleneck and response options.

Day 3: Quality control and root-cause problem solving

  • Run charts and trend interpretation for process performance
  • Cause-and-effect diagrams across people, process, technology and materials
  • 5 Whys questioning for testing root-cause hypotheses

Workshop: Participants investigate a recurring rework case, producing a Pareto chart, fishbone diagram, 5 Whys analysis and ranked corrective actions.

Day 4: Standardisation, controls and operational performance management

  • RACI matrices for operational decision rights and accountability
  • KPI trees linking team measures to operational objectives
  • Leading and lagging indicators for quality, delivery and productivity
  • Control plans for monitoring process changes after implementation

Workshop: Participants design a one-page team KPI scorecard and control plan for an improved process, including targets, data owners and escalation rules.

Day 5: Improvement prioritisation and implementation planning

  • Improvement opportunity selection using impact-effort assessment

  • Pilot design, testing criteria and feedback collection
  • Implementation roadmaps with milestones, owners and dependencies

Workshop: Participants complete and present an Operations Improvement Action Plan containing a current-state problem statement, selected interventions, KPIs, risks, owners and 90-day milestones.

Frequently asked questions

You should have some exposure to an operational workflow, whether as a supervisor, coordinator, analyst or team member. You do not need Lean Six Sigma certification, advanced statistics or prior formal process-improvement training.

A laptop is recommended for live online delivery and useful in the classroom for spreadsheet exercises. The course uses basic Microsoft Excel functions and Microsoft Visio-style process mapping; no specialist modelling or statistical software expertise is assumed.
