Course overview
Retail operating changes often fail at store level not because the strategy is weak, but because new procedures compete with trading priorities, staffing gaps, local habits and inconsistent manager follow-through. Whether introducing a new POS workflow, click-and-collect process, loss-prevention control, labour model, merchandising standard or customer-service routine, leaders must translate central programmes into practical actions that store teams can perform during live trading. This course equips participants to manage that translation while protecting customer experience, compliance and sales performance.
Participants learn to diagnose the operational impact of a retail change, segment affected stakeholders, build a store-ready case for change and select interventions suited to different store roles. The course applies Prosci ADKAR, stakeholder mapping, change-impact assessment, readiness scoring, RACI matrices, communications calendars, manager coaching routines and adoption dashboards to multi-site retail environments. Participants practise planning pilots, handling resistance, sequencing training and communications around trading calendars, and defining leading and lagging adoption measures.
Instructor-led workshops use retail cases involving checkout technology, fulfilment process redesign and new store standards. Participants work with Excel and Power BI templates to analyse readiness and adoption data, then develop a practical Store Change Deployment Plan for a live or realistic initiative. The completed plan includes stakeholder segments, change impacts, store-manager actions, communications, training reinforcement, pilot measures, risk controls and a 90-day adoption dashboard.
The course is designed for experienced retail operations, transformation, learning and regional leadership professionals who must lead change across stores, formats or regions. It is especially valuable where head-office programmes require consistent frontline execution without creating unnecessary operational burden.
Course objectives
By the end of this course, participants will be able to:
- Conduct a store-level change-impact assessment across roles, tasks, systems, controls and customer touchpoints
- Map retail stakeholders using influence, impact and readiness criteria to target engagement actions
- Build an ADKAR-based adoption plan for store managers, supervisors, associates and support functions
- Create a RACI matrix that clarifies accountabilities between head office, regional teams and store leadership
- Design a trading-calendar-aware communications and training schedule for a multi-store rollout
- Develop a pilot plan with entry criteria, feedback loops, success measures and scale-up decisions
- Build an Excel and Power BI adoption dashboard using leading and lagging store performance indicators
- Produce a 90-day Store Change Deployment Plan with risks, reinforcement actions and governance checkpoints
Benefits of attending
For you
- Gain a repeatable method for turning head-office change programmes into store-level actions
- Build credibility with regional and store leaders by using readiness evidence rather than assumptions
- Learn to protect customer experience and trading performance during operational rollouts
- Create a portfolio-ready Store Change Deployment Plan for a real retail initiative
- Strengthen eligibility for retail transformation, regional operations and implementation leadership roles
For your organisation
- Reduce variation in how new operating procedures are implemented across stores and regions
- Identify readiness, staffing, training and system risks before a full network rollout
- Improve store-manager ownership through clear accountabilities, coaching routines and escalation paths
- Use adoption dashboards to intervene early where compliance or performance is deteriorating
- Increase return on retail technology and process investments by embedding new routines into daily operations
Target competencies
Who should attend
- Retail Operations Managers — who must convert central initiatives into workable store routines
- Regional and Area Managers — who need to lead consistent adoption across multiple stores
- Store Managers — who must implement new processes while maintaining trading performance
- Retail Transformation Managers — who coordinate change portfolios across operations, technology and frontline teams
- Learning and Development Managers — who design role-based training and reinforcement for store populations
- Retail Project Managers — who need stronger deployment, readiness and adoption controls for operational rollouts
Requirements and prerequisites
Participants should have practical experience in retail store operations, multi-site management, retail projects or frontline learning delivery. They should understand common store measures such as sales, conversion, labour hours, shrink, availability, customer service and task completion, and be comfortable working with basic Excel spreadsheets. Familiarity with a current or recent operational change initiative will help participants apply the methods immediately. Prior formal change-management certification, Power BI expertise, project-management qualification and technical system configuration knowledge are not required. Participants should bring a laptop capable of running Excel and accessing browser-based collaboration tools.
Training methodology
The course combines short instructor-led briefings with retail-specific analysis workshops, facilitated peer critique and practical tool building. Participants work through cases involving a new checkout process, fulfilment workflow and store-standard rollout, using stakeholder maps, impact assessments, RACI matrices and readiness scorecards. Small groups test deployment decisions against staffing constraints, peak-trading periods and store-manager capacity. Each day adds to an individual Store Change Deployment Plan, which is reviewed on the final day through a structured implementation challenge and 90-day action-planning session.
Course outline
Day 1: Retail change realities and operational diagnosis
- Retail change failure patterns at store and regional level
- Operating-model impacts across sales floor, checkout, stockroom and fulfilment
- Customer journey disruption analysis during process change
- Prosci ADKAR Model applied to frontline retail roles
- Store change-impact assessment across people, process, technology and controls
- Trading-calendar constraints and peak-period deployment decisions
- Baseline measures for adoption, service, productivity and compliance
Workshop: Participants complete a store change-impact assessment for a proposed click-and-collect process redesign and identify the three highest-risk role impacts.
Day 2: Stakeholders, ownership and change readiness
- Stakeholder segmentation by influence, impact, readiness and proximity
- Store-manager sponsorship behaviours and visible leadership routines
- Regional leadership alignment and escalation pathways
- RACI matrices for head office, field teams, stores and service partners
- Readiness assessment design for store populations
- Resistance diagnosis using behavioural and operational evidence
- Change network selection across formats, regions and shift patterns
Workshop: Participants build a stakeholder map, RACI matrix and readiness survey outline for a multi-store rollout of a new loss-prevention procedure.
Day 3: Deployment design, communication and capability building
- Wave planning by store format, risk profile and operational readiness
- Pilot design with entry criteria, test hypotheses and exit decisions
- Role-based communications for associates, supervisors and store managers
- Manager-led huddles, shift briefs and coaching conversations
