Course overview
Retail stores lose margin and create reporting risk when cash handling, refunds, discounts, inventory movements, voids, supplier deliveries and end-of-day reconciliations are reviewed inconsistently. Store managers may be focused on service and sales targets, while finance and internal audit teams need evidence that controls are operating as designed across multiple locations. This course equips participants to audit the points where retail transactions, people and systems meet, identify control failures, quantify exposure and present findings that prompt practical corrective action.
Participants learn how to plan and execute risk-based store operations audits covering point-of-sale activity, cash and banking, returns and refunds, markdowns, stock adjustments, receiving, cycle counts, employee purchases and loss-prevention controls. They apply walkthroughs, control matrices, sampling plans, exception testing, root-cause analysis and audit workpaper standards. The course also addresses how to analyse POS and inventory data for duplicate refunds, excessive voids, unusual discounts, negative stock, late deposits and segregation-of-duties conflicts.
Delivery combines instructor-led audit demonstrations with retail case files, transaction-data exercises and team-based audit simulations. Participants build an audit programme for a multi-store retail scenario, document test results in workpapers, rate control deficiencies and draft a management-ready audit report with agreed action owners and due dates. They leave with a reusable retail store operations audit toolkit, including a risk-and-control matrix, test scripts, sample exception reports and a 90-day application plan.
The course is designed for professionals who already work with retail operations, finance, compliance, loss prevention or internal controls and need to move from checklist-based reviews to evidence-led, risk-prioritised auditing.
Course objectives
By the end of this course, participants will be able to:
- Map retail store processes from sale to bank deposit using walkthroughs, narratives and flowcharts
- Build a retail risk-and-control matrix for POS, cash, inventory, refunds, markdowns and receiving
- Design risk-based audit programmes with objectives, control tests, samples, evidence requirements and workpapers
- Test POS exceptions for voids, refunds, discounts, price overrides and cashier activity using data analytics
- Reconcile store cash, safe funds, card settlements and bank deposits to identify timing and completeness breaks
- Evaluate inventory controls through receiving tests, stock-adjustment analysis, cycle-count observation and shrinkage investigation
- Rate control deficiencies by likelihood, impact, root cause and compensating control evidence
- Draft an actionable retail audit report with quantified findings, recommendations, owners and target dates
Benefits of attending
For you
- Gain the ability to audit high-risk store activities rather than relying on generic compliance checklists
- Build credible evidence for findings involving cash leakage, refund abuse, stock loss and unauthorised discounts
- Improve confidence in challenging store management with transaction data, control criteria and documented test results
- Develop reusable audit programmes and workpapers that support progression into retail audit, risk or finance-control roles
- Learn to translate operational exceptions into quantified financial exposure and practical corrective actions
For your organisation
- Reduce exposure to cash shortages, delayed banking, refund abuse and unauthorised POS activity through targeted testing
- Improve consistency of store audits by standardising risk assessment, sampling, evidence capture and issue rating
- Identify recurring control failures across locations before they become material loss, fraud or reporting problems
- Strengthen accountability by assigning audit actions to named owners with evidence-based closure criteria
- Provide finance, operations and loss-prevention leaders with clearer insight into store-level control performance and shrinkage drivers
Target competencies
Who should attend
- Internal Auditors — who need to test retail store controls and produce defensible findings
- Retail Finance Managers — who oversee store cash, sales reconciliation, margin protection and financial control
- Store Operations Managers — who must correct process failures across stores without disrupting trading
- Loss Prevention Managers — who investigate shrinkage, fraud indicators and control breakdowns at store level
- Compliance and Risk Officers — who monitor adherence to operating procedures, delegated authority and policy requirements
- Regional or Area Managers — who need to challenge store control performance and close recurring audit actions
Requirements and prerequisites
Participants should have practical familiarity with retail store operations, such as POS transactions, cash-up routines, refunds, inventory receiving, stock counts or store management reporting. They should understand basic financial-control concepts including reconciliation, segregation of duties, approval limits, audit evidence and materiality. Comfort working with spreadsheet data is expected; participants will review transaction extracts and build simple exception tests in Microsoft Excel. Prior internal audit certification, advanced statistics, programming, Power BI expertise or experience with specialist audit software is not required. A laptop with Excel is recommended for live exercises.
Training methodology
The five days use a simulated multi-store retailer as the running case. Instructor-led sessions introduce the control objectives and audit methods, then participants examine POS extracts, cash records, receiving documents, stock-adjustment logs and policy excerpts. Small groups perform walkthroughs, create control matrices, select samples and document test evidence in audit workpapers. Facilitated review sessions compare alternative findings and ratings. On the final day, each participant assembles a store audit report and prioritised action plan that can be adapted to their own retail estate.
Course outline

- Store-process walkthroughs from customer transaction to financial reporting
- Control objectives for completeness, accuracy, authorisation, custody and accountability
- Risk-and-control matrix design for store operations
- Audit planning, materiality, scope statements and evidence standards
Workshop: Participants conduct a walkthrough of a simulated store cash-and-sales process and produce a scoped audit objective, process map and initial risk-and-control matrix.
Day 2: POS, cash and payment controls
