Course overview

Delivery teams often use Trello boards that begin as simple task lists but become unreliable once multiple workstreams, dependencies, approvers and reporting needs appear. Cards are duplicated, due dates lose meaning, work is hidden in private lists, and managers cannot distinguish blocked delivery from routine activity. This course addresses the operational discipline required to turn Trello into a controlled delivery management system: one that makes ownership, flow, risk, workload and decisions visible without imposing unnecessary administration.

Participants learn to design Trello workspaces, boards, lists, card templates and labels around an actual delivery lifecycle. They apply board governance rules, configure custom fields, create useful saved views, use checklists and dependencies, automate routine controls with Butler, and connect Trello with communication and issue-management tools. The course also covers practical reporting methods for milestones, blockers, ageing work, capacity signals and delivery risks, enabling participants to produce information that sponsors and team members can act on.

Instruction combines facilitator demonstrations with hands-on configuration in a realistic multi-team delivery case. Each participant builds and refines a Trello delivery board, including workflow rules, intake controls, automation, reporting views and an escalation process. They leave with a reusable Board Operating Model: a documented board design, card template, governance checklist, automation map and implementation plan that can be adapted for their own team.

The course is suited to experienced coordinators, project managers, delivery leads and operations professionals who already use Trello or are responsible for improving how it is used across a team. It is particularly valuable where teams need more dependable delivery visibility while retaining the speed and accessibility of a visual board.

Course objectives

By the end of this course, participants will be able to:

  • Design a Trello board architecture that maps intake, delivery stages, approvals, handover and closure.
  • Configure lists, labels, custom fields and card templates to standardise delivery work records.
  • Establish board governance rules for ownership, due dates, card movement, archive decisions and access permissions.
  • Build filtered Trello views that identify blocked work, overdue commitments, milestone items and assigned workloads.
  • Create Butler automations for recurring tasks, due-date reminders, status changes and escalation triggers.
  • Apply dependency, checklist and linked-card methods to manage cross-team handoffs and delivery constraints.
  • Produce a delivery reporting pack using board data, dashboard views and defined management measures.
  • Develop a Trello Board Operating Model for implementing and sustaining an improved team board.

Benefits of attending

For you

  • Build credible advanced Trello configurations rather than relying on ad hoc lists and manually maintained status updates.
  • Gain a repeatable method for turning a delivery process into a governed board design.
  • Improve the quality of project updates by producing evidence-based views of blockers, ageing work and milestones.
  • Demonstrate practical capability in workflow automation, board controls and cross-team delivery coordination.
  • Leave with a portfolio-ready Board Operating Model that can support a Trello improvement proposal at work.

For your organisation

  • Creates more consistent delivery boards, reducing confusion caused by inconsistent lists, labels and card practices.
  • Improves management visibility of delayed, blocked and unowned work before delivery commitments are missed.
  • Reduces manual follow-up through Butler rules for reminders, recurring work and status-based notifications.
  • Strengthens governance by defining permissions, card-quality rules, archival practices and escalation routes.
  • Provides reusable templates and reporting measures that can be applied across teams without purchasing a complex PMIS.

Who should attend

  • Project Managers — who need a reliable visual system for coordinating scope, actions, dependencies and milestones.
  • Delivery Managers — who must monitor flow, blockers and service commitments across delivery teams.
  • Project Coordinators — who maintain work records, chase actions and prepare accurate delivery updates.
  • PMO Analysts — who need consistent board data and reporting rules across projects or workstreams.
  • Operations Managers — who require practical controls for recurring operational delivery and escalation.
  • Team Leads — who need to make priorities, ownership and workload visible without adding heavy process.

Requirements and prerequisites

Participants should have practical experience of working on projects, operational delivery or coordinated team work, and should understand basic concepts such as tasks, milestones, owners, deadlines, risks and dependencies. They should be able to create and edit Trello cards, lists and boards before attending; regular use of Trello is helpful but expert administration experience is not assumed. Access to a laptop and a Trello account is required for workshop activities. No coding, API development, formal project management certification or prior Butler automation experience is required.

Training methodology

The instructor uses a realistic delivery programme to demonstrate how poorly governed Trello boards create hidden work and unreliable reporting. Participants configure a live practice board in short guided sprints, then test their design against changing priorities, blocked dependencies and management reporting requests. Group reviews compare alternative workflow and automation choices, with attention to control, usability and maintenance effort. Each day closes with a practical artefact, culminating in an individual Board Operating Model and a 30-day implementation plan for a workplace board.

Course outline

Day 1: Designing Trello for delivery flow

  • Trello workspace, board and permission structures for delivery teams
  • Translating a delivery lifecycle into lists and workflow states
  • Defining card granularity for work packages, actions, decisions and deliverables
  • Using card templates to standardise required delivery information
  • Applying labels for workstream, priority, risk and service classification
  • Configuring custom fields for owners, milestones, effort and status controls
  • Setting work-in-progress expectations and board movement rules

Workshop: Participants model a delivery lifecycle and build the first version of a Trello board for a cross-functional implementation project.

Day 2: Controlling work, ownership and dependencies

  • Card ownership, members and accountability conventions
  • Due-date policies and milestone management in Trello
  • Advanced checklist design for acceptance criteria and handover steps
  • Managing dependencies with linked cards and dependency labels
  • Recording blockers, risks, issues and decisions without duplicating information
  • Designing intake, triage and prioritisation controls
  • Archiving, reopening and audit-friendly card history practices

Workshop: Participants create controlled card templates and dependency links for a set of interdependent delivery work packages.

Day 3: Automating routine delivery controls

  • Butler rule logic, triggers, conditions and actions
  • Due-date reminders and escalation notification rules
  • Automatic label, member and custom-field updates
  • Scheduled commands for recurring delivery activities
  • Button automations for triage, approvals and handovers
  • Automation safeguards to prevent loops and unintended card changes
  • Testing and documenting a Butler automation catalogue

Workshop: Participants build and test Butler automations for overdue work, recurring governance actions and blocked-item escalation.

Day 4: Reporting and collaboration across delivery teams

  • Using Trello views for timeline, calendar, table and dashboard analysis
  • Filtering board data for overdue, blocked and unassigned work
  • Creating management reporting measures from card fields and workflow states
  • Ageing-work analysis and stalled-card review routines
  • Integrating Trello notifications with Slack collaboration channels
  • Linking delivery work with Jira Software issue tracking
  • Running weekly board reviews and sponsor-ready delivery updates

Workshop: Participants produce a weekly delivery review pack showing milestones, blockers, overdue work, workload signals and required decisions.

Day 5: Governing and implementing the board model

  • Board Operating Model components and governance responsibilities
  • Defining board roles for administrators, contributors, reviewers and sponsors

Frequently asked questions

You should already be comfortable creating boards, lists and cards, and understand the basics of assigning members and due dates. The course starts from delivery-board design rather than introductory navigation, then moves into governance, reporting, integrations and Butler automation.

Yes. A laptop is required because participants configure boards, views, templates and automation rules during the course. A Trello account is required; a practice board can be used where access to a live organisational board is not appropriate.

It is designed for project managers, delivery managers, coordinators, PMO staff, operations managers and team leads responsible for making work visible and controlled. It is less suitable for people seeking only a basic introduction to Trello navigation.

This is a tool-specific implementation course focused on configuring Trello to support real delivery controls. It does not teach broad project management theory in isolation; participants apply workflow, governance, automation and reporting methods directly in Trello.

The Board Operating Model gives you a documented starting point for redesigning an existing board or launching a new one. You can use the templates, governance rules, reporting measures and automation map in a pilot with your own team.

You will leave with a configured delivery-board prototype and a reusable Board Operating Model. This includes board structure, card templates, custom fields, workflow rules, Butler automations, reporting views and a 30-day rollout plan.
