Course overview

Strategic plans often identify attractive markets, growth priorities and competitor threats, yet fail to explain which internal resources can realistically support those choices. Leaders need a disciplined way to distinguish genuinely strategic assets from capabilities that are merely useful, widely available or difficult to sustain. This course equips participants to use VRIO analysis—Value, Rarity, Imitability and Organisation—to make defensible choices about where to invest, what to protect, which gaps to address and which activities should not receive disproportionate funding.

Participants learn to define resources and capabilities at the right level of detail; collect evidence for each VRIO test; identify tangible, intangible, human and organisational assets; and assess whether a capability creates temporary or sustained advantage. They practise separating resource quality from organisational readiness, examining causal ambiguity, social complexity, intellectual property, switching costs and path dependency as barriers to imitation. The course also connects VRIO findings to resource-based strategy, capability investment roadmaps, make-buy-partner decisions and strategic priorities.

Delivery combines instructor-led explanation with facilitated analysis of realistic business cases, peer challenge sessions and practical workshops using structured templates. Participants develop a VRIO resource inventory, score priority capabilities, document evidence and assumptions, and convert findings into a resource-based strategy action plan. The final deliverable is an executive-ready VRIO assessment pack containing a capability heat map, prioritised investment recommendations, risk controls and 90-day actions that can be adapted directly for a business unit or functional strategy review.

The course is designed for managers, strategy practitioners and functional leaders who contribute to planning decisions and need a repeatable method for linking internal capabilities to competitive position. It is particularly valuable where teams must justify investment in people, technology, knowledge assets, operating models or proprietary processes.

Course objectives

By the end of this course, participants will be able to:

  • Construct a resource and capability inventory using a structured VRIO classification template
  • Apply the Value, Rarity, Imitability and Organisation tests to prioritised business capabilities
  • Differentiate strategic resources from operational necessities, competitive parity factors and temporary advantages
  • Gather and document evidence for VRIO ratings using interviews, performance data and competitor benchmarks
  • Assess imitation barriers including causal ambiguity, social complexity, path dependency and intellectual property protection
  • Create a VRIO heat map that shows capability strength, strategic exposure and ownership
  • Translate VRIO findings into make-buy-partner, protect, build and retire decisions
  • Produce an executive-ready resource-based strategy action plan with investment priorities and 90-day actions

Benefits of attending

For you

  • Gain a defensible method for explaining why selected capabilities merit investment over competing initiatives
  • Build confidence challenging unsupported claims that an asset or process is a sustainable differentiator
  • Create strategy-review materials that connect internal evidence to clear funding and ownership decisions
  • Strengthen credibility in cross-functional planning discussions involving technology, talent and process investments
  • Add a practical resource-based strategy assessment capability to a strategy, transformation or leadership portfolio

For your organisation

  • Improves capital and operating investment choices by testing whether targeted capabilities can create durable advantage
  • Reduces spending on capabilities that only achieve competitive parity or are easily replicated
  • Creates a common evidence-based language for strategy, operations, technology, HR and innovation teams
  • Identifies vulnerabilities where valuable knowledge, supplier relationships or processes are insufficiently protected
  • Produces prioritised build, buy, partner, protect and retire actions that can feed directly into planning cycles

Who should attend

  • Strategy Managers — who must convert internal capability evidence into credible strategic priorities
  • Business Unit Leaders — who allocate resources across growth, efficiency and capability-building initiatives
  • Corporate Planning Managers — who need a repeatable internal analysis method alongside market analysis
  • Product and Innovation Managers — who must assess whether proprietary knowledge and delivery capabilities can be defended
  • Operations and Transformation Leaders — who need to prioritise process, technology and workforce capability investments
  • Management Consultants and Internal Advisors — who facilitate strategy reviews and must support recommendations with evidence

Requirements and prerequisites

This is a foundation-to-intermediate course. Participants should understand their organisation’s products, customers, main competitors and basic operating model, and should be comfortable discussing business performance in practical terms. Familiarity with SWOT analysis, strategic planning cycles or simple financial measures is helpful but not essential. Participants will use spreadsheet-based templates, so basic Microsoft Excel skills such as entering data, sorting and filtering are assumed. No prior knowledge of VRIO, resource-based view theory, financial modelling, coding, specialist strategy software or academic research methods is required. Complete beginners should expect guided instruction before applying the framework to cases.

Training methodology

The instructor introduces each VRIO element through short teaching segments, annotated examples and comparison with adjacent tools such as SWOT and value-chain analysis. Participants work in small groups to identify resources, test evidence, challenge scoring assumptions and calibrate ratings across a shared case organisation. Hands-on workshops use Excel-based inventories and Miro heat maps to convert assessments into strategic choices. On the final day, each participant applies the method to a workplace context and receives peer and instructor feedback on an executive-ready 90-day action plan.

Course outline

Day 1: Resource-based strategy and capability identification

  • Resource-based view and the logic of sustained competitive advantage
  • VRIO framework: Value, Rarity, Imitability and Organisation
  • Distinguishing resources, capabilities, competencies and dynamic capabilities
  • Tangible, intangible, human and organisational resource categories
  • Capability statements and the right unit of analysis
  • Linking customer value propositions to internal capability requirements
  • VRIO compared with SWOT, PESTLE and value-chain analysis

Workshop: Participants build a first-pass resource and capability inventory for a case business and write precise capability statements.

Day 2: Testing value and rarity with evidence

  • Value testing through customer outcomes, cost position and risk reduction
  • Rarity assessment using competitor and market comparison
  • Evidence sources for VRIO ratings and assumption logging
  • Customer willingness-to-pay and operational value indicators
  • Competitive parity, temporary advantage and strategic disadvantage
  • Stakeholder interviews and capability evidence gathering
  • Scoring scales, confidence ratings and rating calibration

Workshop: Teams score case-study capabilities for Value and Rarity, create an evidence register and defend their ratings in a calibration review.

Day 3: Analysing imitability and organisational capture

  • Costly-to-imitate resources and the imitation challenge
  • Causal ambiguity and socially complex capabilities
  • Path dependency, accumulated learning and experience curves
  • Intellectual property, data, contracts and switching-cost protections
  • Organisation test: governance, incentives, processes and decision rights
  • Capability ownership and cross-functional operating model alignment
  • Resource leakage, key-person risk and imitation exposure

Workshop: Participants conduct an imitability and organisation diagnostic, then identify the controls required to protect one high-value capability.

Day 4: From VRIO ratings to strategic choices

  • VRIO outcome matrix and competitive implication mapping
  • Capability heat maps and portfolio visualisation
  • Build, buy, partner, protect and retire decision criteria
  • Investment prioritisation using strategic impact and feasibility
  • Capability gaps, dependencies and sequencing logic
  • Make-buy-partner choices for technology and specialist expertise
  • Risk-adjusted recommendations and executive decision narratives

Workshop: Participants create a VRIO heat map and prioritised capability portfolio for the case organisation, including investment and protection recommendations.

Day 5: Applying VRIO in the planning cycle

  • Embedding VRIO in annual strategic planning and portfolio reviews
  • Facilitating cross-functional VRIO workshops
  • Executive presentation structure for resource-based recommendations
  • Using Excel templates for VRIO inventories and decision logs
  • Connecting VRIO actions to objectives, owners, milestones and measures
  • Monitoring capability development and re-testing VRIO assumptions
  • Ninety-day implementation planning and governance checkpoints

Workshop: Participants produce and present an executive-ready VRIO assessment pack and 90-day action plan for a selected workplace or case application.

Frequently asked questions

No prior VRIO or resource-based view training is required. Familiarity with your organisation’s customers, competitors and operating model will help you apply the exercises more effectively.

A laptop with Microsoft Excel and PowerPoint is recommended for the practical templates and presentation work. Miro is used in facilitated activities; live online participants will receive access instructions before the course.

Yes. Functional leaders in operations, technology, HR, product and commercial teams often own the resources and capabilities being assessed. The course shows how to frame their evidence in strategic terms rather than treating VRIO as a corporate strategy-only exercise.

SWOT captures a broad picture of internal and external factors, while VRIO tests whether a specific resource or capability can create and sustain advantage. This course focuses on evidence, imitability barriers and organisational readiness, then turns the results into investment decisions.

You can use VRIO to assess proposed investments, diagnose capability gaps, prepare business-unit strategy reviews and challenge claims of differentiation. The supplied assessment structure can also support workshops with technology, operations, HR and commercial stakeholders.

You will leave with a completed VRIO resource inventory, scoring logic, evidence register, capability heat map and prioritised action plan. These materials form an executive-ready assessment pack that can be adapted to your own business unit or function.
