Course overview
General managers are expected to grow revenue, protect margin, allocate resources and explain performance without waiting for finance to interpret the numbers. The pressure is greatest when sales are on plan but profit is deteriorating, when costs rise faster than volume, or when a business unit needs investment while capital is constrained. This course equips managers to use the P&L as an operating instrument: identifying the commercial drivers behind results, challenging assumptions, and taking corrective action early.
Participants work through the full P&L leadership cycle, from revenue and gross-margin analysis to overhead control, working-capital decisions, forecasting and investment appraisal. They learn to build driver-based budgets, separate price, volume, mix and cost effects in variances, assess contribution margin and break-even points, and translate strategic priorities into measurable business-unit targets. The programme also develops the leadership discipline required to run performance reviews, hold functional owners accountable and communicate financial decisions clearly to executives.
Teaching combines instructor-led finance briefings with realistic general-management cases, spreadsheet modelling and facilitated performance-review simulations. Participants use a business-unit data pack to diagnose a declining-profit scenario, prioritise interventions and defend their recommendations in an executive review. Each participant leaves with a practical P&L Performance Action Plan containing a driver tree, forecast assumptions, variance-review cadence, target metrics and 90-day improvement actions that can be adapted to their own operation.
The course is designed for experienced managers with responsibility for a division, product line, region, site or major function. It is equally valuable for leaders moving into their first full P&L role and established general managers seeking a more disciplined approach to business performance.

Requirements and prerequisites
Participants should have at least two years of management experience and regular exposure to budgets, management accounts, sales reports or operating KPIs. They should be comfortable reading basic financial statements and using percentages, ratios and spreadsheet formulas. Familiarity with terms such as revenue, gross margin, operating expense, budget and forecast is assumed. A laptop with Microsoft Excel or equivalent spreadsheet software is strongly recommended for modelling exercises. Formal accounting qualifications, advanced corporate-finance knowledge, Power BI expertise and prior experience managing a full P&L are not required.
Training methodology
The programme uses short instructor-led sessions to establish financial concepts, followed by Excel-based analysis of an integrated business-unit case. Participants build forecasts, test commercial assumptions, calculate profitability measures and interpret a monthly management pack. Small groups prepare recommendations for a simulated executive performance review, where they must defend priorities, trade-offs and investment requests. Daily debriefs connect case decisions to participants' own operating contexts. On the final day, each participant converts the learning into a 90-day P&L Performance Action Plan with measures, owners and review dates.

Day 1: Reading the P&L as a General Manager

Day 2: Planning, Budgeting and Forecasting
- Driver-based budget design

Day 3: Diagnosing Performance and Taking Corrective Action
