Course overview

Pay structures become difficult to defend when job grades have grown through title inflation, manager negotiation, inherited salary ranges, or inconsistent market comparisons. HR managers need a repeatable way to determine relative job value across functions without comparing individual performance, incumbent pay, or negotiating power. This course addresses that requirement through the Hay Job Evaluation Method, enabling participants to evaluate roles consistently, explain grade decisions to leaders, and create an auditable basis for job architecture, salary structures, and internal equity reviews.

Participants work through the Hay Guide Chart-Profile Method and its three core factors: Know-How, Problem Solving, and Accountability. They learn how to distinguish job content from incumbent capability; analyse job purpose, organisational context, freedom to act, magnitude, and impact; select appropriate guide-chart levels; apply profile reasoning; and document a defensible evaluation rationale. The course also covers job documentation quality, calibration panels, point relationships, grade boundaries, appeals handling, and the appropriate use of Hay results alongside market benchmarking and pay-equity analysis.

Instruction combines facilitated method walkthroughs with structured job-analysis practice, guided guide-chart scoring, peer calibration, and case-based evaluation panels. Participants evaluate a realistic set of jobs across HR, finance, operations, and technical functions, then reconcile differences using evidence from job descriptions and organisation charts. Each participant leaves with a completed Hay-style job evaluation pack containing role-analysis notes, factor assessments, profile logic, a scoring rationale, grade recommendation, and a practical plan for applying the method within their organisation.

The course is designed for HR professionals who already work with job descriptions, grading, reward, organisation design, or workforce governance and need a disciplined evaluation method rather than a general introduction to compensation.

Course objectives

By the end of this course, participants will be able to:

  • Analyse job documentation to separate role requirements from incumbent performance, capability, and pay history
  • Apply the Hay Know-How Guide Chart to assess technical, managerial, and human-relations requirements
  • Evaluate Problem Solving using thinking environment and thinking challenge dimensions
  • Assess Accountability through freedom to act, magnitude, and impact on organisational results
  • Construct Hay factor profiles and identify credible profile relationships across the three factors
  • Produce a documented job evaluation rationale that supports a grade or band recommendation
  • Facilitate a calibration panel using evidence-based challenge and consensus techniques
  • Design an implementation plan for linking job evaluation outputs to job architecture and pay governance

Benefits of attending

For you

  • Build the capability to evaluate jobs using a recognised factor-based method rather than relying on title or market intuition
  • Strengthen credibility in conversations with executives by explaining grade decisions through documented job evidence
  • Create clearer progression into reward, job architecture, compensation, or organisation design roles
  • Develop practical calibration skills for resolving differences between evaluators and functional leaders
  • Leave with a reusable evaluation rationale format for presenting role-grade recommendations

For your organisation

  • Creates more consistent grade decisions across functions, locations, and business units
  • Reduces internal-equity risk caused by title inflation, inconsistent role levelling, and undocumented exceptions
  • Provides structured evidence for salary-range design, pay reviews, and job architecture maintenance
  • Improves the quality of discussions with leaders by focusing on role content rather than incumbent influence
  • Establishes a repeatable calibration and governance process for new, changed, and disputed roles

Who should attend

  • HR Managers — who need to establish consistent job grades and defend internal equity decisions
  • Compensation and Benefits Managers — who build salary structures and require reliable job-value data
  • Reward Analysts — who evaluate roles, maintain grade structures, and support pay review decisions
  • HR Business Partners — who advise leaders on role changes, levelling, and organisation design
  • Organisation Design Managers — who need to assess accountability and role scope during restructuring
  • Talent and People Operations Leaders — who govern job architecture, career frameworks, and role data

Requirements and prerequisites

Participants should have practical experience reading or preparing job descriptions and a working understanding of organisational structures, reporting relationships, job grades, and compensation terminology such as salary range, job family, and pay band. Familiarity with Microsoft Excel is useful for recording evaluation data and reviewing point relationships. Participants should bring one anonymised job description or role profile from their organisation where permitted. Prior use of the Hay method, formal compensation certification, advanced statistics, or access to proprietary Korn Ferry materials is not required; the course introduces the method and guided-chart reasoning from first principles.

Training methodology

The instructor demonstrates each Hay factor using annotated role profiles before participants practise in small evaluation teams. Teams extract evidence from job descriptions, organisation charts, decision-rights statements, and financial context, then apply simulated guide-chart choices and defend their reasoning in calibration panels. Case work includes roles with similar titles but materially different scope, enabling participants to test profile logic and grade boundaries. Daily debriefs connect scoring decisions to job architecture and pay governance. The final session concludes with an individual workplace application plan and review of each participant’s completed evaluation pack.

Course outline

Day 1: Foundations of Hay job evaluation

  • Purpose and governance of job evaluation
  • Hay Guide Chart-Profile Method architecture
  • Relative job value versus market pay
  • Job content versus incumbent performance
  • Job description evidence and role-profile quality
  • Job context, reporting relationships, and organisation charts
  • Evaluation process roles, controls, and decision records

Workshop: Participants diagnose the quality of three role profiles and produce an evidence checklist for an evaluation-ready job description.

Day 2: Evaluating Know-How and Problem Solving

  • Know-How factor purpose and scoring logic
  • Technical know-how requirements
  • Managerial breadth and integration requirements
  • Human-relations skills in role delivery
  • Problem Solving thinking environment
  • Problem Solving thinking challenge

Workshop: Teams evaluate Know-How and Problem Solving for two contrasting specialist and manager roles and produce factor-evidence summaries.

Day 3: Evaluating Accountability and building profiles

  • Accountability factor purpose and scoring logic
  • Freedom to act and delegated authority
  • Magnitude measures and scale selection
  • Impact types and contribution to results

  • Comparing benchmark and reference roles
  • Reconciling evaluator differences
  • Grade boundaries and job-family consistency
  • Documenting evaluation rationale and assumptions
  • Appeals, challenge, and reevaluation protocols

Workshop: A facilitated calibration panel evaluates a disputed role and produces a consensus grade recommendation with an audit trail.

Day 5: Applying Hay results to reward and job architecture

  • Translating evaluation outputs into grade structures
  • Linking job value to salary ranges
  • Using market data without overriding internal equity
  • Job families, career levels, and role levelling

Frequently asked questions

No previous Hay-method experience is required. You should, however, be comfortable reading job descriptions and understanding reporting lines, job grades, and the difference between a role and its current incumbent.

A laptop with Microsoft Excel is recommended for exercises and recording evaluation evidence. You do not need prior access to proprietary Korn Ferry materials; course exercises use instructor-provided learning resources and simulated evaluation cases.

It is best suited to HR managers, reward specialists, compensation analysts, HR business partners, and organisation design practitioners. It is particularly relevant for professionals responsible for job grading, salary structures, role levelling, or evaluation governance.

This course concentrates on determining the relative internal value of jobs using the Hay factor framework. A broader compensation course may cover market pricing, benefits, incentives, and pay policy, while this programme develops the evaluation evidence and grade logic that underpin those decisions.

You can apply the analysis and documentation approach to new roles, changed roles, grade reviews, and calibration meetings. The course also shows how evaluation results can inform job architecture, salary ranges, market-pricing discussions, and pay-equity investigations.

You will leave with a completed Hay-style job evaluation pack based on a course case, including factor assessments, profile reasoning, evaluation notes, and a grade recommendation. You will also have a workplace application plan for introducing or strengthening job-evaluation governance.
