Course overview

Learning and development teams are frequently asked to prove that training changed performance, not simply that participants enjoyed a workshop or completed an e-learning module. The Kirkpatrick Model provides a disciplined way to evaluate reaction, learning, behaviour and results, but applying it requires more than distributing post-course surveys. Practitioners must define business outcomes, identify observable critical behaviours, establish credible measures, collect evidence at the right time and communicate findings to decision-makers without overstating causality. This course addresses the gap between collecting training feedback and producing evaluation evidence that informs investment decisions.

Over five days, participants learn to design an evaluation strategy using the Kirkpatrick Model's four levels and the New World Kirkpatrick Model principles. They translate business requirements into required performance, critical behaviours and leading indicators; write valid Level 1 and Level 2 instruments; plan Level 3 behaviour observation and manager follow-up; and select Level 4 organisational measures. The course also covers evaluation planning, sampling, baseline data, survey design, data analysis in Excel and Power BI, stakeholder reporting, and the practical limits of attribution.

Instruction combines tutor-led model explanation with worked corporate cases, instrument critiques, data-analysis labs and facilitated design workshops. Participants apply each method to a real or realistic programme from their organisation, such as leadership, sales, compliance or systems training. They leave with a completed Kirkpatrick evaluation blueprint: a business-outcomes map, measurement plan, draft survey and assessment items, behaviour-support plan, data-collection schedule and executive reporting outline. This provides a usable starting point for an evaluation project rather than a set of isolated templates.

Course objectives

By the end of this course, participants will be able to:

  • Construct a Kirkpatrick evaluation blueprint linking Levels 1–4 to stated business outcomes
  • Define required performance, critical behaviours and leading indicators using New World Kirkpatrick principles
  • Write Level 1 reaction survey items that measure engagement, relevance and perceived enablement
  • Develop Level 2 knowledge, skill and confidence assessments aligned to learning objectives
  • Design a Level 3 behaviour measurement plan using observation guides, manager check-ins and follow-up sampling
  • Select Level 4 result measures, baselines and data sources appropriate to a training intervention
  • Analyse evaluation data in Microsoft Excel and Power BI using descriptive statistics and dashboard visuals
  • Present evaluation findings in an executive report that states evidence, limitations and recommended actions

Who should attend

  • Learning and Development Managers — who need a defensible framework for evaluating portfolio-level training investment
  • Training Managers — who must demonstrate whether programmes produce sustained workplace behaviour change
  • Learning Experience Designers — who need to build measurement and transfer requirements into programme design
  • HR Business Partners — who connect capability initiatives to workforce and operational performance priorities
  • Talent Development Specialists — who design surveys, assessments and post-programme follow-up activities
  • Internal Trainers and Facilitators — who need evidence of learning transfer beyond attendance and satisfaction scores

Requirements and prerequisites

Participants should have practical experience designing, delivering or administering workplace learning programmes and be comfortable discussing learning objectives, target audiences and business performance measures. Familiarity with basic survey questions, spreadsheets and simple charts is helpful; participants will work with Microsoft Excel and may review Power BI dashboard examples. Bring details of one current or planned training programme if possible, including its audience and intended business purpose. Prior experience with the Kirkpatrick Model, formal statistics, Power BI development, instructional design software or return-on-investment calculations is not required.

Training methodology

The course uses short instructor-led briefings to establish each Kirkpatrick level, followed by structured application to a running corporate case and each participant's own programme. Participants critique reaction surveys, map critical behaviours, draft assessment items, build data-collection plans and analyse a supplied evaluation dataset in Microsoft Excel and Power BI. Small-group workshops test measurement choices against practical constraints such as response rates, manager availability and data access. The final day is an evaluation-design clinic in which participants refine their blueprint and prepare an implementation plan for workplace use.

Course outline

  • New World Kirkpatrick Model principles and terminology
  • Business outcomes versus training activity measures
  • The chain from organisational result to required performance
  • Critical behaviours and the few behaviours that matter most
  • Leading indicators and required drivers of behaviour transfer
  • Stakeholder analysis for evaluation sponsorship and data access

Workshop: Participants map a selected training programme from business outcome to required performance, critical behaviours, leading indicators and evaluation stakeholders.

Day 2: Measuring reaction and learning

  • Level 1 reaction measures beyond learner satisfaction
  • Engagement, relevance and enablement survey constructs
  • Writing unbiased Likert-scale, open-text and demographic survey questions
  • Level 2 knowledge, skill, attitude, confidence and commitment measures
  • Assessment alignment with measurable learning objectives
  • Pre-test, post-test and retrospective pre-test design choices
  • Reliability, validity and common measurement errors in training instruments

Frequently asked questions

No prior Kirkpatrick training is required. Participants should, however, understand the purpose of workplace learning programmes and be able to discuss the performance or business issue a programme is intended to address.

A laptop is strongly recommended for the Excel data-analysis activities and for developing your evaluation blueprint. The course uses Microsoft Excel, Power BI examples and SurveyMonkey-style survey design; no Power BI licence or advanced spreadsheet skills are required.

It is designed for experienced L&D, talent, HR and training professionals who need to evaluate workplace learning more rigorously. It is particularly relevant to people responsible for leadership, compliance, sales, technical or large-scale capability programmes.

This course focuses specifically on applying the Kirkpatrick Model to design and run a practical four-level evaluation. It includes data analysis and discusses attribution, but it does not centre on financial ROI calculations, predictive analytics or learning-platform data engineering.

Yes. Participants are encouraged to bring a current or planned programme, and all major exercises can be completed against it. You will identify what evidence is already available, where measurement gaps exist and what can realistically be implemented in the next evaluation cycle.

You will leave with a Kirkpatrick evaluation blueprint covering business outcomes, critical behaviours, measures, data sources, owners, timing and reporting. You will also have draft Level 1 and Level 2 instruments, a Level 3 follow-up approach and an executive reporting outline.
