Course overview

Organisational change often stalls after a strong launch: leaders announce a new operating model, technology platform or policy, but managers lack a shared case for change, local resistance grows, and early activity does not translate into sustained adoption. Kotter’s Eight-Step Process gives change leaders a sequenced method for moving from urgency to institutionalised behaviour. This course helps participants lead change programmes with clearer sponsorship, stronger stakeholder commitment, measurable short-term wins and practical mechanisms for embedding new ways of working.

Participants work through all eight Kotter steps: creating urgency, building a guiding coalition, forming a strategic vision and initiatives, enlisting a volunteer army, enabling action by removing barriers, generating short-term wins, sustaining acceleration and instituting change. They learn to diagnose readiness, map stakeholder influence, write a change vision, define sponsor roles, plan communications, identify resistance barriers, establish adoption measures and connect project milestones to behavioural outcomes. The course also examines where the model needs adaptation in matrixed, hybrid and multi-country organisations.

Instructor-led teaching is combined with a realistic change case and structured workshops. Participants apply each step to a live or simulated initiative, using stakeholder maps, coalition plans, vision statements, communications messages, barrier logs, win plans and reinforcement measures. They leave with a completed Kotter Eight-Step Change Leadership Action Plan that can be refined with their sponsor or project team after the course.

The course is suited to managers and professionals responsible for leading, sponsoring or supporting people-side change, particularly where adoption depends on coordinated action across functions rather than a single team.

Course objectives

By the end of this course, participants will be able to:

  • Diagnose change readiness using Kotter’s urgency criteria and evidence sources
  • Build a guiding coalition with defined sponsor, leader and influencer roles
  • Draft a strategic change vision and linked initiative statements
  • Map stakeholders by influence, impact and commitment using a stakeholder matrix
  • Design targeted communications that enlist employees in the change effort
  • Identify and remove adoption barriers through a structured barrier-removal log
  • Define short-term wins with owners, measures, milestones and recognition actions
  • Produce a Kotter Eight-Step Change Leadership Action Plan for a workplace initiative

Who should attend

  • Change Managers — who need a repeatable method for structuring enterprise adoption plans
  • Operational Managers — who must translate organisational change into team-level action and performance
  • Programme and Project Managers — who need to integrate people adoption work with delivery milestones
  • Department Heads — who sponsor cross-functional changes and need visible progress from their investment
  • HR and Learning Professionals — who support behaviour change, manager capability and communications
  • Transformation Office Analysts — who track change risks, stakeholder engagement and benefits realisation

Requirements and prerequisites

This is a foundation-to-intermediate course. Participants should have basic workplace experience of a change such as a system rollout, restructuring, process redesign or policy implementation, and should be comfortable discussing stakeholders, project milestones and team responsibilities. Familiarity with simple spreadsheet and presentation software is useful because participants may work with planning templates during exercises. No formal change-management qualification, prior knowledge of Kotter’s model, project-management certification or specialist software is required. Complete beginners should expect a structured introduction to change leadership vocabulary before applying the method to a practical case.

Training methodology

The five-day programme combines facilitated instruction on each Kotter step with analysis of a cross-functional change case and application to participants’ own initiatives where appropriate. Participants use structured templates to assess urgency, select coalition members, map stakeholders, build communications messages, log barriers and define measurable wins. Small-group workshops test choices against competing priorities and resistance scenarios, while instructor feedback focuses on practical sponsor actions and sequencing. The final day is an application-planning workshop in which each participant assembles and presents a Kotter Eight-Step Change Leadership Action Plan.

Course outline

Day 1: Establishing urgency and a case for change

  • Kotter’s Eight-Step Process and its intended sequence
  • Distinguishing project delivery from behavioural change
  • Urgency versus panic, compliance and manufactured crisis
  • Change readiness evidence from performance, customer and risk data
  • The burning-platform narrative and credible case-for-change messages
  • Consequences of inaction and stakeholder-specific impact statements
  • Urgency diagnostics for local, functional and enterprise change

Workshop: Participants analyse a change case, identify evidence of urgency and produce a one-page case-for-change narrative for key stakeholder groups.

Day 2: Building leadership commitment and direction

  • Guiding coalition selection criteria and membership balance
  • Sponsor, change lead, manager and influencer accountabilities
  • Coalition operating rhythms and decision-rights design
  • RACI responsibility assignment for change leadership activities
  • Strategic vision characteristics: clear, feasible and emotionally resonant
  • Translating vision into strategic initiatives and behavioural expectations
  • Testing vision statements against operational realities and trade-offs

Workshop: Participants design a guiding coalition and RACI matrix, then draft and peer-review a strategic change vision with supporting initiatives.

Day 3: Enlisting commitment and enabling action

  • Volunteer army principles and distributed change leadership
  • Stakeholder influence-impact-commitment mapping
  • Audience segmentation for change communications
  • Message architecture: why, what, when and what changes for me
  • Manager cascade briefings and two-way listening channels
  • Barrier identification across process, capability, technology and policy
  • Escalation routes and ownership for barrier removal

Workshop: Participants create a stakeholder map, communications cascade and barrier-removal log for a selected change initiative.

Day 4: Generating wins and sustaining acceleration

  • Short-term win criteria: visible, meaningful, timely and attributable
  • Linking wins to adoption metrics and business performance measures
  • Win roadmaps, milestones and accountable owners
  • Recognition mechanisms that reinforce desired behaviours
  • Using feedback loops to revise change interventions
  • Preventing premature victory declarations after initial progress
  • Sustaining acceleration through successive waves of change

Workshop: Participants build a 90-day short-term win plan with measures, owners, review points and recognition actions.

Day 5: Embedding change and applying the full method

  • Instituting change through systems, routines and leadership practices
  • Aligning performance management with new behaviours
  • Onboarding, learning and knowledge-transfer mechanisms
  • Capturing change stories and evidence of improved outcomes
  • Adoption dashboards and leading versus lagging indicators
  • Adapting Kotter’s model for hybrid, matrixed and global teams
  • Integrating the eight steps into a practical change leadership action plan

Workshop: Participants complete and present a Kotter Eight-Step Change Leadership Action Plan, receiving instructor and peer feedback on sequencing, risks and measures.

Frequently asked questions

No. The course introduces Kotter’s model from first principles and explains the core language of sponsorship, stakeholder engagement, resistance and adoption. Experience of a workplace change is helpful because you will be able to apply the templates more directly.

A laptop is recommended for adapting the course templates and building your action plan, especially on live online delivery. No specialist change-management platform is required; exercises use accessible planning formats such as Microsoft Excel and Microsoft PowerPoint.

It is most suitable for change managers, operational managers, project managers, sponsors and HR or transformation professionals with responsibility for adoption. It is particularly useful when a change crosses departments and cannot succeed through project delivery alone.

General leadership courses focus on broad management behaviours, while project-management courses focus on scope, schedule, budget and delivery controls. This course concentrates on Kotter’s specific sequence for creating commitment, removing adoption barriers and embedding new behaviours.

Yes. The method applies to ERP deployments, digital transformations, restructures, policy changes, service redesigns and operating-model programmes. Participants are encouraged to use a current initiative as the basis for their stakeholder, communications and win-planning work.

You will leave with a Kotter Eight-Step Change Leadership Action Plan containing an urgency case, coalition design, vision, stakeholder map, communications actions, barrier log, short-term win plan and reinforcement measures. It is designed to be reviewed with your sponsor or project team after the course.
