Course overview
Line managers are expected to set clear expectations, address underperformance early, recognise strong contribution, and make appraisal decisions that employees regard as fair. In practice, many managers rely on vague feedback, recent events, or inconsistent rating standards. This creates disputed appraisals, poorly documented performance concerns, weak development plans, and unnecessary employee-relations risk. This course equips managers to handle the full performance cycle with evidence, structure, and constructive accountability.
Participants learn to translate business priorities into measurable objectives, run purposeful check-ins, collect and assess performance evidence, deliver reinforcing and corrective feedback, and conduct balanced appraisal conversations. The course applies practical methods including SMART and outcome-based objectives, behavioural indicators, the SBI feedback model, performance calibration, rating-quality checks, development planning, and performance-improvement documentation. Participants also practise handling difficult conversations involving missed targets, capability gaps, defensiveness, inconsistent results, and requests to challenge ratings.
Delivery combines instructor-led teaching with manager-specific casework, role-played coaching conversations, appraisal-writing workshops, and peer review of evidence and ratings. Participants work with realistic appraisal records, goal sheets, feedback notes, and development-plan templates. They leave with a completed Performance Coaching and Appraisal Toolkit: a set of objectives, check-in agenda, evidence log, feedback script, appraisal narrative, rating rationale, and 90-day development plan ready to adapt for their own team.
The course is designed for experienced line managers and people managers who already supervise employees and need a more disciplined, defensible approach to performance management.

Requirements and prerequisites
Participants should currently manage, supervise, or regularly review the work of at least one employee, and should be familiar with their organisation’s appraisal timetable, job objectives, and rating approach where these exist. Experience of one-to-one meetings, goal setting, or giving workplace feedback is helpful. Participants should be able to bring anonymised examples of team goals or performance situations. No HR qualification, employment-law specialism, coaching accreditation, or prior experience with Workday or SAP SuccessFactors is required. The course teaches the practical methods before applying them to cases.
Training methodology
The five-day programme uses short instructor-led inputs followed by applied manager practice. Participants analyse appraisal evidence, convert broad targets into measurable objectives, draft written feedback, and compare ratings in calibration groups. Facilitated role plays cover check-ins, corrective feedback, appraisal discussions, and performance-improvement meetings, with observation against clear criteria. Cases reflect common line-management situations such as inconsistent output, strong results with poor behaviours, and disputed ratings. Each participant finishes by adapting the course templates to one real team performance-management priority.
Course outline
Day 1: Building a defensible performance management cycle
- The line manager’s accountability across goal setting, coaching, appraisal, and development
- Performance cycle design: objectives, check-ins, evidence, appraisal, and follow-through
- Distinguishing outputs, outcomes, behaviours, competencies, and potential
- SMART objectives and outcome-based key result measures
- Cascading team priorities into individual accountabilities
- Behavioural indicators and observable performance standards
- Common sources of appraisal inconsistency and employee-relations risk
Workshop: Participants convert a set of vague role expectations into a one-page objective plan with measures, milestones, and behavioural indicators.
Day 2: Coaching and feedback in regular performance conversations
- Structured one-to-one check-in agendas and preparation routines
- GROW coaching questions for ownership, options, and next actions
- SBI feedback: situation, behaviour, and impact
- Feedforward techniques for future-focused performance improvement
- Active listening, probing, summarising, and testing understanding
- Balancing recognition with corrective feedback
- Responding to defensiveness, denial, emotion, and blame
Workshop: Participants conduct a filmed or observed check-in role play and produce a feedback script and agreed action record.
Day 3: Evidence, judgement, and appraisal writing

- Avoiding recency bias, halo effect, similarity bias, leniency, and severity bias
- Using employee self-assessments and multi-source feedback appropriately

Workshop: Participants assess an anonymised evidence pack, assign a provisional rating, and write an appraisal narrative that cites specific evidence.
Day 4: Calibration and difficult appraisal decisions

Day 5: Development plans and performance improvement action

- Selecting development actions using the 70-20-10 development framework
- Writing individual development plans with observable success measures
- Performance improvement plan structure, timescales, support, and review points
- Setting consequences and escalation criteria without making legal judgements

- Manager action planning for the next appraisal and check-in cycle
Workshop: Participants build a complete 90-day performance coaching plan for a live or case-based employee situation, including objectives, evidence, feedback, support, and review dates.
