Course overview
Senior leaders in complex organisations rarely face problems with a single owner, a stable cause, or a quick technical fix. Delivery delays, service failures, transformation fatigue, regulatory pressure and competing stakeholder demands often arise from reinforcing feedback loops across functions, suppliers, governance forums and customer channels. Leaders need to see these interdependencies, make decisions under uncertainty and intervene without creating costly unintended consequences.
This course develops the practical disciplines of systems leadership for enterprise-level challenges. Participants learn to define a system of interest, map stakeholders and value flows, build causal-loop diagrams, distinguish symptoms from structural causes, test intervention hypotheses and establish leading indicators. They practise using systems archetypes, scenario planning, adaptive governance and portfolio-level prioritisation to lead across boundaries where formal authority is limited.
Instruction combines faculty-led models with executive case analysis, facilitated simulations and applied workshops. Participants work on a live or realistic organisational challenge throughout the week, using Kumu, Miro and structured decision templates to create a systems leadership intervention plan. The final deliverable is a board-ready systems map and action portfolio containing the problem framing, critical feedback loops, stakeholder strategy, intervention options, risk assumptions, measures and 90-day implementation plan.
The programme is designed for experienced managers and leaders responsible for cross-functional outcomes, transformation initiatives, operational resilience, strategic change or enterprise risk. It is particularly valuable where several teams must coordinate action but incentives, information and accountability are fragmented.
Course objectives
By the end of this course, participants will be able to:
- Construct a boundary map that defines actors, dependencies, constraints and flows around a complex organisational challenge
- Create causal-loop diagrams that identify reinforcing and balancing feedback loops behind persistent performance problems
- Apply systems archetypes to diagnose recurring patterns such as shifting the burden, fixes that fail and success to the successful
- Facilitate stakeholder mapping workshops that surface power, incentives, conflict points and missing perspectives
- Design intervention hypotheses that target leverage points rather than treating visible symptoms
- Use scenario planning and assumption testing to evaluate strategic choices under uncertainty
- Build a leading-indicator dashboard linking intervention actions to operational, customer and risk outcomes
- Produce a 90-day systems leadership action plan with governance roles, decision gates and review cadences
Benefits of attending
For you
- Gain a repeatable way to explain complex organisational problems without reducing them to isolated departmental failures
- Build credibility in executive discussions by presenting causal evidence, assumptions and intervention trade-offs
- Lead cross-functional workshops with clearer framing, stakeholder alignment and decision discipline
- Strengthen readiness for enterprise leadership, transformation director and portfolio governance responsibilities
- Leave with a defensible systems intervention plan for a challenge relevant to the participant's role
For your organisation
- Reduce repeated firefighting by identifying structural causes and feedback loops behind recurring issues
- Improve investment decisions by comparing interventions through system-wide effects rather than local business cases alone
- Increase coordination across functions by making dependencies, incentives and decision rights visible
- Strengthen transformation delivery through explicit assumptions, leading indicators and governance review points
- Improve operational and strategic risk management by testing plausible scenarios before major commitments are made
Target competencies
Who should attend
- Senior Managers — who own outcomes spanning multiple functions, suppliers or business units
- Transformation Leaders — who must prevent programme activity from becoming disconnected from operating-system change
- Business Unit Directors — who need to balance local performance targets with enterprise-wide consequences
- Operations Leaders — who address recurring service, capacity, quality or resilience problems with multiple causes
- Programme and Portfolio Managers — who coordinate interdependent initiatives and escalating delivery risks
- Enterprise Risk and Strategy Managers — who need to connect strategic uncertainty, systemic risk and executive decisions
Requirements and prerequisites
Participants should have at least three years of management, programme, operational or transformation experience and be comfortable discussing a real cross-functional business challenge. The course assumes familiarity with basic strategic planning, stakeholder management, KPI reporting and risk registers. Experience leading meetings with competing priorities is useful because workshops involve structured challenge and negotiation. Participants should be able to interpret simple charts and work in spreadsheet-based templates. No prior qualification in systems thinking, data science, organisational psychology, coding or specialist modelling software is required; the required mapping methods are taught and practised during the course.
Training methodology
The course uses short instructor-led briefings followed by applied analysis of complex organisational cases in operations, transformation and public-facing services. Participants build maps progressively: first system boundaries and stakeholders, then causal loops, archetypes, intervention options and measures. Small groups challenge each other's assumptions through facilitated governance simulations and scenario exercises. Faculty provide structured templates, worked examples and feedback on clarity of logic. On the final day, each participant converts their analysis into a practical 90-day action plan for use with sponsors, teams and governance forums.
Course outline
Day 1: Seeing the organisation as a system
- Complexity, volatility and interdependence in enterprise leadership
- Defining the system of interest and setting useful boundaries
- Mapping actors, assets, information flows and decision rights
- Distinguishing events, patterns, structures and mental models
- Stakeholder power-interest mapping across organisational boundaries
- Identifying delays, bottlenecks, dependencies and hidden constraints
- Writing a testable systemic problem statement
Workshop: Participants create a boundary map and problem-framing brief for a live or supplied cross-functional organisational challenge.
Day 2: Diagnosing feedback and structural causes
- Causal-loop diagram notation and variable naming rules
- Reinforcing and balancing feedback loops
- Time delays, non-linearity and accumulation effects
- Systems archetype: fixes that fail
- Systems archetype: shifting the burden
- Systems archetype: limits to growth and success to the successful
- Validating causal maps with operational evidence and stakeholder challenge
Workshop: Participants build and peer-review a causal-loop diagram that exposes the feedback mechanisms sustaining their selected problem.
Day 3: Leading across boundaries and competing incentives
- Leading without direct authority in matrix and networked organisations
- Stakeholder incentive analysis and conflict mapping
- Psychological safety for surfacing weak signals and inconvenient evidence
- Facilitating systems mapping workshops with senior stakeholders
- Decision rights, escalation paths and accountability interfaces
- Narrative framing for competing professional and functional perspectives
- Managing resistance to system-level interventions
Workshop: Teams run a stakeholder alignment simulation and produce a facilitation agenda, influence strategy and decision-rights map.
Day 4: Designing interventions under uncertainty
- Identifying high-leverage intervention points
- Generating intervention portfolios across policy, process, capability and incentives
- Assumption mapping and evidence thresholds
- Scenario planning using critical uncertainties
- Pre-mortem analysis for unintended consequences
- ISO 31000 risk treatment principles for systemic interventions
- Prioritising options with impact, feasibility, reversibility and learning criteria
Workshop: Participants test three intervention options against future scenarios and produce a prioritised intervention portfolio with stated assumptions.
Day 5: Embedding adaptive systems leadership
- Leading indicators versus lagging indicators in complex change
- Designing learning loops and review cadences
- Adaptive governance and portfolio-level decision gates
- Using Microsoft Power BI to communicate system measures
- Visualising stakeholder and dependency networks in Kumu
- Executive storytelling with systems maps and intervention logic
- Building a 90-day systems leadership implementation plan
Workshop: Participants present a board-ready systems leadership intervention plan and receive faculty and peer challenge on measures, governance and next actions.
