Course overview
Operations teams often rely on procedures held in spreadsheets, email threads, departmental knowledge and inconsistent flowcharts. The result is unclear hand-offs, duplicated checks, avoidable rework and little evidence for deciding where a process is failing. This course gives operations professionals a disciplined way to represent how work actually moves across teams, systems and decision points using BPMN 2.0. Participants learn to turn operational conversations into models that managers, frontline staff, analysts and automation teams can use to improve performance.
The course covers the BPMN notation needed for operational processes: events, activities, gateways, sequence flows, message flows, pools, lanes, subprocesses, boundary events and exception paths. Participants practise defining process scope, identifying roles and business rules, distinguishing normal from exception handling, and modelling end-to-end value streams without creating unreadable diagrams. They also learn model-quality checks, naming conventions, stakeholder validation techniques and how to link BPMN models to measures such as cycle time, backlog, first-time-right rate and service-level performance.
Teaching combines instructor-led demonstrations, guided modelling labs and operational case studies involving order fulfilment, incident resolution and approval workflows. Participants build and refine BPMN diagrams in modelling software, receive structured feedback against BPMN rules and present models for stakeholder review. Each participant leaves with a reviewed BPMN process pack: a current-state model, a future-state improvement model, process assumptions, exception scenarios, ownership details and a practical validation plan for use in their workplace.
The course is designed for experienced operations, process and project professionals who need to document, analyse or redesign cross-functional work. It is particularly valuable where teams are preparing for continuous improvement, process standardisation, system change, workflow automation or operational control reviews.

Requirements and prerequisites
Participants should have experience working in, supervising or analysing an operational process such as service delivery, fulfilment, approvals, incident management or back-office administration. They should be comfortable discussing process steps, roles, decisions, exceptions and performance measures with colleagues. Familiarity with basic flowcharts is helpful, but prior BPMN knowledge is not required. Participants should be able to use a laptop-based diagramming application and navigate files in a browser or desktop environment. Coding, workflow-engine configuration, Lean Six Sigma certification and prior use of Camunda, Signavio or Visio are not required.
Training methodology
The instructor introduces each BPMN concept through short demonstrations, then participants apply it to operational scenarios in guided modelling labs. Case material includes cross-functional fulfilment, service incident and approval processes, with deliberately incomplete information, exceptions and ownership disputes to resolve. Small groups conduct process walk-throughs, challenge ambiguous rules and compare modelling choices. Daily feedback uses BPMN syntax and readability criteria. On the final day, participants refine their own or a supplied workplace process into a current-state and future-state process pack with an implementation-focused action plan.

Day 1: BPMN foundations for operational work
- BPMN 2.0 purpose, scope and operational modelling use cases
- Process architecture, value chains and end-to-end process boundaries
- Start events, end events and event-based process triggers
- Tasks, activities and verb-object naming conventions
- Sequence flows, message flows and associations
- Pools, lanes and responsibility representation
- Process charters covering purpose, scope, customers and outcomes
Workshop: Participants create a process charter and a first-pass BPMN collaboration diagram for a service request process.
Day 2: Decisions, hand-offs and process discovery
- Exclusive, parallel, inclusive and event-based gateways
- Decision questions, business rules and gateway labelling
- Stakeholder interview planning and process walk-through techniques
- SIPOC analysis for defining suppliers, inputs, outputs and customers
- Capturing hand-offs between operational teams and systems
- Distinguishing user tasks, manual tasks, service tasks and send tasks
- Modelling data objects, data stores and operational records
Workshop: Working from an interview brief, participants map an order fulfilment process and document its decision rules and hand-offs.
Day 3: Exceptions, controls and model quality
- Intermediate events and boundary events for operational exceptions
- Timer events, message events, error events and escalation events
- Rework loops, cancellation paths and compensation concepts
- Subprocesses, collapsed subprocesses and call activities
- Control points, approvals, segregation of duties and audit evidence
- BPMN syntax validation and common modelling errors
- Readability standards including layout, levels of detail and diagram navigation
Workshop: Participants revise a claims-handling model to represent missed deadlines, incomplete information, escalations and approval controls.
Day 4: Analysing and redesigning operations
- Current-state modelling versus future-state modelling
- Cycle time, wait time, touch time and backlog measures
- Identifying bottlenecks, queues, duplicate checks and non-value activity
- Root-cause analysis using five whys and cause-and-effect categories
- Role redesign, decision simplification and control rationalisation
- Linking BPMN steps to KPIs, service levels and operational risks
- Preparing models for workflow automation and systems requirements
Workshop: Participants analyse a current-state incident-resolution diagram, identify improvement opportunities and draft a future-state BPMN model.
Day 5: Validation, governance and workplace application
- Facilitating BPMN validation sessions with process owners
- Scenario testing with normal, exception and edge-case paths
- Process ownership, RACI links and model approval governance
- Version control, repository structures and model maintenance cycles
- BPMN process-pack documentation and assumption logs
- Presenting process findings to operational leaders
- Ninety-day modelling and improvement application planning
Workshop: Participants complete and present a reviewed process pack containing current-state and future-state models, assumptions, validation questions and a 90-day action plan.
