Course overview

HR Business Partners are frequently asked to explain why a salary offer sits where it does, whether a proposed adjustment is equitable, and how a business-unit pay decision will affect internal relativities, budget and retention. These conversations require more than knowing salary ranges. They require the ability to interpret market data, test pay-positioning decisions, identify material pay gaps and translate compensation evidence into recommendations that leaders can act on. This course equips HRBPs to challenge unsupported requests while remaining commercially credible and employee-focused.

Participants work through the full compensation-analysis process: defining job comparators, evaluating job data, interpreting survey percentiles, building salary-range analyses, calculating compa-ratios and range penetration, and assessing pay equity indicators. They learn to distinguish legitimate job-related pay differences from unexplained patterns, model the cost of merit and promotion proposals, and present options using clear decision narratives. The course also addresses governance, data quality, confidentiality, pay transparency and the HRBP's role in partnering with Compensation, Finance and line leaders.

Delivery combines instructor-led demonstrations with Excel-based analysis, realistic workforce datasets, group calibration discussions and executive-facing case work. Participants use practical templates to analyse a simulated business unit, test compensation scenarios and prepare a defensible recommendation. They leave with a completed Compensation Analysis Action Pack: a pay-positioning dashboard, exception log, equity-risk assessment, budget scenario and leadership briefing outline that can be adapted to their own organisation.

The course is designed for experienced HR Business Partners and HR generalists moving into strategic workforce advisory work. It is also valuable for HR managers who need stronger command of compensation evidence before contributing to reward reviews, workforce plans or sensitive pay decisions.

Course objectives

By the end of this course, participants will be able to:

  • Calculate compa-ratios, range penetration and midpoint differentials from employee pay data
  • Interpret compensation survey percentiles and map benchmark jobs to internal roles
  • Build salary-range analyses that identify below-range, above-range and compression risks
  • Conduct a preliminary pay equity analysis using controlled comparison groups and variance flags
  • Model merit, promotion and market-adjustment scenarios against a defined compensation budget
  • Evaluate pay exception requests using documented job, performance, market and equity criteria
  • Create an executive-ready compensation dashboard in Excel or Power BI
  • Present a compensation recommendation with assumptions, risks, alternatives and governance actions

Who should attend

  • HR Business Partners — who advise leaders on pay decisions, retention cases and workforce risks
  • Senior HR Business Partners — who need to challenge business-unit compensation requests with evidence
  • HR Managers — who oversee employee relations and reward decisions across a function or region
  • HR Generalists — who are moving into business-partnering roles involving compensation analysis
  • People Analytics Analysts — who prepare pay data and need to translate findings for HR stakeholders
  • Talent Management Managers — who link promotion, succession and retention decisions to pay positioning

Requirements and prerequisites

Participants should have practical HR experience and be comfortable discussing salary ranges, job grades, promotion decisions and employee data confidentiality. They should be able to use Microsoft Excel for sorting, filtering, basic formulas and charts; confidence with pivot tables is helpful but not essential. Familiarity with their organisation's pay-cycle process, compensation philosophy or job architecture will make the exercises more immediately transferable. No advanced statistics, econometrics, Power BI expertise or compensation certification is required. The course teaches the calculations and analytical logic used, rather than assuming prior specialist compensation experience.

Training methodology

The instructor uses short technical briefings to establish each analytical method, then moves participants into guided work with anonymised employee, job and market-survey datasets. Exercises use Excel calculations, pivot tables and dashboard views to diagnose salary-range, compression, equity and budget issues. Small groups calibrate ambiguous cases such as counteroffers and promotion increases, mirroring HRBP–Compensation–Finance discussions. Each day closes with a practical output, and the final session converts the completed analysis into an individual application plan for a live business issue.

Course outline

Day 1: The HRBP compensation decision framework

  • Compensation philosophy and the HRBP decision boundary
  • Fixed pay, variable pay and total rewards components
  • Job architecture, grades and salary structures
  • Data definitions for base pay, target cash and total direct compensation
  • Compensation governance and delegated approval authorities
  • Confidentiality controls for employee pay data
  • Excel data-cleaning techniques for compensation datasets

Workshop: Participants audit a simulated business-unit pay file, create a data dictionary and identify the data-quality issues that could distort a pay decision.

Day 2: Market benchmarking and salary positioning

  • Benchmark-job selection and job-matching discipline
  • Survey percentile interpretation and ageing market data
  • Market reference points and internal midpoint design
  • Compa-ratio calculation and interpretation
  • Range penetration calculation for broad and traditional ranges
  • Below-range, above-range and red-circle employee analysis
  • Pay compression and inversion diagnostic tests

Workshop: Participants build a salary-positioning analysis in Excel and produce a flagged population list with recommended investigation priorities.

Day 3: Pay equity analysis and defensible exceptions

  • Pay equity concepts, equal pay and pay-gap distinctions
  • Comparator-group design by job, grade, location and work pattern
  • Mean, median and percentile pay comparisons
  • Controlling for tenure, performance, scope and scarce skills
  • Unexplained variance flags and investigation protocols
  • Promotion, retention and new-hire exception assessment
  • Documenting legitimate pay factors and approval evidence

Workshop: Participants investigate a simulated pay-equity alert, separate explainable from unresolved differences and draft an exception-review recommendation.

Day 4: Pay review budgets and compensation scenarios

  • Merit matrix design using performance and compa-ratio
  • Promotion increase guidelines and range-entry rules
  • Market-adjustment and retention-payment decision criteria
  • Cost modelling for annual pay review populations
  • Scenario analysis for constrained compensation budgets
  • Headcount, vacancy and turnover assumptions in reward forecasts
  • Risk registers for affordability, equity and employee relations

Workshop: Participants model three annual pay-review scenarios and recommend a budget allocation with costs, trade-offs and risk controls.

Day 5: Influencing leaders with compensation evidence

  • Executive dashboard design for compensation decisions
  • Power BI and Excel visualisations for pay-positioning trends
  • Narrative structure for compensation recommendation papers
  • Explaining uncertainty, assumptions and data limitations
  • Challenging leader requests without damaging partnership

Frequently asked questions

No. The course is built for HR Business Partners who already handle people decisions and need stronger compensation-analysis capability. You should understand basic HR processes and be comfortable working with spreadsheets, but specialist reward certification is not assumed.

A laptop with Microsoft Excel is strongly recommended for the hands-on analysis exercises. Participants use formulas, filters, pivot tables and charts; the instructor provides guided templates, so advanced modelling skills are not required.

This course focuses on the HRBP's advisory role in actual business-unit decisions: salary offers, pay exceptions, merit budgets, compression and equity risks. It spends less time on benefit-plan design and more time on analysing employee-level data, developing options and influencing leaders.

Yes. The analytical methods apply whether your organisation uses grades, bands, career levels or a formal job-evaluation framework. Participants learn how to map their own structure, market references and decision rules into the templates.

You can use the course tools to review a proposed salary adjustment, prepare for a pay-review meeting, investigate an apparent inequity or challenge an unsupported retention request. The final action plan identifies one live compensation issue and the data, stakeholders and approvals needed to progress it.

You leave with completed Excel-based analysis templates, a compensation dashboard structure, an exception-review checklist, a budget-scenario model and a leadership briefing outline. These are populated through the course case study and designed for adaptation within your organisation's governance rules.
