Course overview
Distribution centres often carry hidden cost in travel time, picking delays, replenishment failures, excess touches, queueing at docks, inventory discrepancies and rework. These problems are rarely solved by asking people to work faster. They require a disciplined view of material and information flow, reliable operating standards, and fact-based prioritisation. This course equips logistics professionals to identify and remove waste from receiving, put-away, storage, replenishment, picking, packing, shipping and returns while protecting service levels, safety and inventory accuracy.
Participants learn to apply Lean methods to the operating realities of a distribution centre. They map end-to-end flows using value stream mapping, distinguish value-added work from the eight wastes, calculate takt time and process capacity, analyse travel and congestion, and use Pareto analysis to target losses. The course covers 5S, visual management, standard work, root-cause analysis, error-proofing, pull replenishment, Kanban design, daily performance management and practical warehouse KPIs such as lines picked per hour, dock-to-stock time, order cycle time and perfect-order performance.
Instruction combines facilitated technical sessions with a realistic distribution-centre case. Participants work with process data, warehouse layouts, observation sheets and performance measures to diagnose an operation and test improvement options. They leave with a documented Lean distribution-centre improvement charter containing a current-state map, waste analysis, prioritised countermeasures, KPI baseline, future-state design and a 90-day implementation plan suitable for discussion with their manager and operations team.
The course is designed for experienced warehouse, logistics and supply chain professionals who influence daily operations or lead improvement work. It is particularly relevant where a site must increase throughput, improve order reliability, reduce labour cost or absorb growth without immediately adding floor space, headcount or automation.

Requirements and prerequisites
Participants should have practical exposure to distribution-centre or warehouse operations, such as receiving, put-away, replenishment, picking, packing, shipping, inventory control or labour planning. They should be comfortable reading basic operational measures including volumes, labour hours, service levels and inventory accuracy, and using spreadsheet formulas and charts in Microsoft Excel. Prior Lean certification is not required, and participants do not need prior experience with Minitab, Power BI, formal value stream mapping or statistical process control. A participant new to Lean should expect to work from operational examples rather than abstract manufacturing exercises.
Training methodology
The course uses instructor-led explanation followed by application to a distribution-centre operating case. Participants examine order profiles, labour data, process times, warehouse layouts and service failures; conduct simulated Gemba observations; and build maps, charts and control boards in small working groups. The instructor demonstrates each Lean method in its warehouse context, then challenges participants to select countermeasures that are operationally feasible. On the final day, each participant converts the case learning into a site-specific 90-day improvement charter with measures, owners, risks and review points.
Course outline
Day 1: Lean foundations for distribution-centre flow
- Lean purpose, customer value and the eight wastes in warehouse operations
- End-to-end fulfilment flow from inbound appointment to carrier handover
- Gemba observation techniques for receiving, put-away, picking and dispatch
- Operational definitions for touch time, lead time, queue time and travel time
- Current-state value stream mapping symbols and data boxes
- Customer demand patterns, takt time and warehouse workload variation
- Baseline KPI selection for service, productivity, quality, cost and safety

Day 2: Diagnosing flow, capacity and warehouse waste
- Process capacity calculations and bottleneck identification
- Labour-content analysis for pick, pack, replenish and dock processes
- Spaghetti diagrams for travel, congestion and handoff analysis
- Pareto analysis of delays, shortages, mis-picks and damage incidents
- ABC velocity analysis and slotting implications
- Queueing effects at receiving doors, pack stations and shipping lanes
- Constraint-focused countermeasure selection
Workshop: Participants analyse case data in Excel, build a Pareto chart and spaghetti diagram, and identify the primary flow constraint.
Day 3: Stabilising work with Lean operating controls
- 5S audits for pick faces, staging areas, workstations and dock zones
- Visual management for location status, replenishment and exception control
- Standard work combination sheets and work-sequence design
- Work balancing against takt time and available staffing
- Error-proofing methods for picking, labelling, packing and loading
- First-in-first-out lane design and ageing controls
- Daily tier meetings, escalation routines and performance boards
Workshop: Participants develop a standard-work sheet, visual controls and a 5S audit for a selected packing or picking process.
Day 4: Pull replenishment and structured problem solving
- Push versus pull replenishment in reserve-to-forward-pick flow
- Kanban card, bin and electronic-signal design
- Min-max settings, reorder triggers and replenishment response time
- Root-cause analysis using 5 Whys and fishbone diagrams
- A3 problem-solving structure for warehouse performance issues
- PDCA cycles and controlled countermeasure testing
- Statistical process variation and control-chart interpretation
Workshop: Participants complete an A3 analysis for repeated pick-face stockouts and design a pull-replenishment signal with operating rules.
Day 5: Future-state design and implementation governance

- Improvement prioritisation using impact-effort and risk assessment
- KPI target setting for dock-to-stock, pick rate, accuracy and order cycle time
