Warehouses frequently carry avoidable cost in the form of congested travel paths, excess handling, poorly located stock, search time, inaccurate labels, unplanned replenishment and unsafe work areas. Lean Warehousing and 5S Implementation Training Course equips warehouse professionals to identify these losses at process level and replace ad hoc housekeeping initiatives with a measurable improvement system. Participants learn to apply Lean principles to receiving, put-away, storage, replenishment, picking, packing, dispatch and returns. The course covers the eight wastes in warehouse operations, value-stream mapping, spaghetti diagrams, slotting analysis, visual management, standard work and the five 5S stages: Sort, Set in Order, Shine, Standardise and Sustain. Participants gain the ability to design red-tag campaigns, create 5S audit criteria, establish location controls, calculate basic warehouse performance measures and prioritise improvement actions using evidence rather than assumptions.

Delivery combines instructor-led explanation with warehouse scenarios, layout-analysis exercises, team-based 5S workshops and practical use of Excel-based improvement templates. Participants work through a realistic warehouse case involving poor pick productivity, inventory-location errors and space constraints. Requirements and prerequisites

Participants should have practical familiarity with warehouse activities such as receiving, put-away, storage, replenishment, picking, packing, dispatch or stock counting. They should be comfortable reading basic process maps, interpreting simple operational data and using spreadsheets for lists, calculations and action tracking. Experience with a warehouse management system is helpful because examples refer to location, inventory and transaction controls, but expertise in a specific platform is not assumed. No prior Lean certification, formal Six Sigma training, statistical software or advanced Excel capability is required. Participants do not need to bring a live warehouse dataset.

Training methodology

The programme uses instructor-led modules to introduce Lean warehouse methods, followed by guided application to a detailed warehouse case. Participants map material and information flow, plot picker travel on spaghetti diagrams, conduct a simulated red-tag review and design visual controls for storage and replenishment areas. Small groups assess photographs, layouts and operational data, then defend their improvement priorities using service, safety and cost criteria. On the final day, each participant converts the case learning into a phased application plan for a selected warehouse area, with measures, owners and review points.

Day 1: Lean Warehouse Foundations and Current-State Diagnosis

Day 2: 5S Design for Warehouse Work Areas

  • Set in Order principles for tools, stock and material-handling equipment
  • Shine routines linked to defect detection and safety inspection

Day 3: Flow, Layout and Slotting Improvement

Day 4: Standard Work, Visual Management and Performance Control

Day 5: Implementation Planning and Sustaining Results

Frequently asked questions

You should understand the basic flow of warehouse operations and be familiar with at least some activities such as receiving, storage, replenishment, picking or stock counting. Prior Lean, Six Sigma or 5S certification is not required.

A laptop is useful for working with the supplied Excel templates, although it is not essential for classroom participation. The course uses examples from WMS environments but does not require access to your employer's SAP EWM or other live system.

It is designed for warehouse managers, supervisors, inventory-control staff, logistics managers and continuous-improvement practitioners. It is most relevant to people responsible for improving physical warehouse processes rather than negotiating transport contracts or sourcing suppliers.

The methods are applied specifically to warehouse flow, storage locations, pick faces, replenishment, travel paths and visual controls. Rather than focusing primarily on statistical process analysis, the course concentrates on practical floor-level 5S, standard work and layout improvement.

You can begin with a defined pilot area such as a receiving lane, pick module, returns zone or consumables store. The course provides the red-tag process, audit checklist, waste observation sheet and implementation-plan structure needed to run that pilot.

Participants leave with completed case-work outputs and reusable templates for value-stream mapping, 5S audits, red tags, visual-control standards, action logs and KPI tracking. They also complete a phased plan that can be adapted to their own warehouse area.
