Course overview
Team leaders are often held accountable for delivery, engagement and retention without a practical way to diagnose why a team is stalled. A newly formed project group may avoid difficult decisions; an established team may relive old conflicts after a restructure; a high-performing unit may lose momentum when members change. Tuckman’s Forming, Storming, Norming, Performing and Adjourning model gives leaders a shared language for recognising these patterns and selecting interventions that fit the team’s actual developmental needs rather than applying generic team-building activities.
This five-day course teaches participants to assess team maturity, identify observable stage indicators, and distinguish productive disagreement from damaging conflict. Participants learn how to establish working agreements during Forming, lead constructive challenge during Storming, embed decision and accountability routines during Norming, protect autonomy and performance during Performing, and conduct knowledge-focused closure during Adjourning. The programme also examines leadership-style shifts, psychological safety, role clarity, stakeholder pressures, hybrid-team dynamics and recovery when a team regresses to an earlier stage.
Teaching combines instructor-led model explanation with team-diagnostic exercises, facilitated conflict simulations, case analysis and peer coaching. Participants apply the model to a live or recent team, using structured observation sheets, stakeholder input and action-planning templates. Each participant leaves with a documented Tuckman team assessment, a stage-specific intervention plan, a 90-day leadership action plan and practical meeting routines ready for use with their team.
The course is designed for experienced supervisors, project leaders and managers responsible for teams with demanding delivery targets, changing membership or cross-functional dependencies. It is particularly valuable where leaders need to improve team effectiveness without waiting for formal organisational-development support.

Requirements and prerequisites
Participants should have current or recent responsibility for leading, supervising or coordinating a team, project group or workstream. They should be comfortable discussing real workplace situations, including conflict, role ambiguity and delivery problems. Familiarity with basic management concepts such as delegation, feedback, meeting facilitation and SMART actions is assumed. Participants should bring a live team challenge or recent team example to analyse during the course. No prior study of Tuckman’s model, psychology qualification, coaching accreditation or specialist organisational-development software is required.
Training methodology
The programme uses short instructor-led briefings to establish the Tuckman model, followed by structured application to realistic operational, project and hybrid-team cases. Participants practise diagnosing stage behaviours from evidence, facilitate a Storming-stage conflict simulation, and design working agreements and performance routines in small groups. Miro boards, Microsoft Forms pulse data and Excel trackers are used to make assessment and planning visible. Daily peer feedback connects methods to participants’ own teams, culminating in an instructor-reviewed 90-day team development plan.

Day 1: Diagnosing team development accurately
- Origins, assumptions and limits of Tuckman’s team development model
- Observable behavioural indicators for Forming, Storming, Norming, Performing and Adjourning
- Distinguishing team-stage issues from individual capability or conduct issues
- Team system mapping across purpose, roles, relationships and operating routines
- Evidence sources for diagnosis: observation, interviews, pulse data and delivery metrics
- Recognising regression after leadership changes, restructures and membership turnover
- Building a baseline Tuckman team assessment
Workshop: Participants analyse a case team and produce a scored stage diagnosis supported by behavioural evidence and delivery data.
Day 2: Leading Forming and Storming
- Leadership priorities and common risks during Forming
- Team purpose statements, success measures and stakeholder expectations
- Role clarity using RACI and decision-rights mapping
- Designing team charters and working agreements
- Storming triggers: competing priorities, status differences and ambiguous authority
- Interest-based conflict resolution and constructive challenge protocols
- Psychological safety practices for surfacing concerns early
Workshop: Participants facilitate a Forming-to-Storming workshop and produce a team charter, RACI map and conflict-escalation agreement.
Day 3: Embedding Norming behaviours
- How Norming differs from compliance and false harmony
- Converting working agreements into repeatable operating routines
- Meeting architecture for decisions, problem solving and accountability
- Decision-making methods: consultative, consent-based and delegated decisions
- Feedback loops using retrospectives, after-action reviews and pulse checks
- Managing norms across hybrid, remote and cross-cultural teams
- Team health dashboards using leading and lagging indicators
Workshop: Participants build a Norming-stage operating system containing meeting cadences, decision rules, retrospective prompts and team health measures.
Day 4: Sustaining Performing and managing regression
- Characteristics and leadership requirements of Performing teams
- Delegation levels and autonomy boundaries for experienced teams
- Protecting focus through priority management and stakeholder boundary-setting
- Using peer accountability and distributed leadership
- Performance conversations based on team commitments and delivery evidence
- Recognising burnout, complacency and hidden conflict in high-performing teams
- Intervening when teams regress during change, pressure or staff transitions
Workshop: Participants work through a high-performing team under pressure case and produce a regression-response plan with leadership actions and measures.
Day 5: Adjourning and applying the model to live teams
- Adjourning as a planned leadership responsibility

- Managing identity, recognition and transition at team closure
- Transferring practices and relationships to successor teams
- Selecting interventions from a stage-specific Tuckman intervention matrix

Workshop: Participants complete and present a 90-day Tuckman team development plan for a live team, receiving instructor and peer challenge on actions, risks and measures.
